fix(security): neutralize prompt-injection tags in web_capture results (#4099)
The remote-content allowlist in ToolResultSanitizationMiddleware
(`_REMOTE_CONTENT_TOOL_NAMES`) covered web_fetch / web_search /
image_search but not web_capture, which was added later. The Browserless
web_capture tool embeds the target site's `X-Response-Status` reason
phrase — free-form text controlled by whatever server is being captured
(RFC 7230 §3.1.2) — into its result message via `_target_status_warning`.
A malicious page could therefore forge a `<system-reminder>` block (or a
`--- END USER INPUT ---` boundary marker) through web_capture that would
be escaped for web_fetch, letting attacker-influenced remote content reach
the model as authoritative framework context.

Add "web_capture" to the allowlist so its result is structurally
neutralized for parity with the other remote-content tools. This extends
the same defense introduced in #4002 to the one built-in remote-content
tool it did not yet cover.

Add regression tests that build the web_capture result the way
community/browserless/tools.py does (real `_target_status_warning` +
`BrowserlessScreenshotResult`) and assert the forged tags/boundary markers
are escaped, while a benign status warning is preserved unchanged.

fix(agent): reserve ellipsis room so the local title respects max_chars (#4052)
`_fallback_title` sliced the user message to `min(max_chars, 50)` and then
appended a three-character ellipsis, so the returned title could be three
characters longer than the configured cap. `_parse_title`, six lines above,
slices the model's answer to `max_chars` exactly -- both read the same
`TitleConfig.max_chars`, only one honoured it.

This is the default path, not an error branch: `config.example.yaml` ships
`title.model_name: null` ("null = fast local fallback"), so every title is
produced here unless the operator opts into a title model. `max_chars` is a
documented key with a pydantic range of 10..200; any value in 10..52 makes a
long first message overshoot its cap.

Reserve room for the ellipsis before slicing. At the shipped `max_chars: 60`
the body is still 50 characters, so default output is unchanged.

The existing `test_sync_generate_title_respects_fallback_truncation` asserted
the shape of the truncation but never its length -- at its own `max_chars=50`
it was passing on a 53-character title. It now asserts the bound it is named
after.

- update the middleware count/last-element assertion (coalescer is now
  unconditionally last, removing the summarization-dependence ambiguity)
- compare _skills_root against posixpath.normpath(container_path)
- document the coalescer on the subagent chain in backend/AGENTS.md

Fix circuit breaker wedging after a non-retriable half-open probe (#3991)
* Fix circuit breaker wedging after a non-retriable half-open probe

When the circuit breaker is half-open it admits a single probe call by
setting `_circuit_probe_in_flight = True`. If that probe raised a
*non-retriable* error (e.g. quota/auth), the except block skipped both
`_record_failure()` (correct - business errors must not trip the breaker)
and any probe reset, so the circuit stayed `half_open` with
`_circuit_probe_in_flight = True` permanently. Every later call then
fast-failed in `_check_circuit()` forever, because no call could run the
handler to reach `_record_success` / `_record_failure`.

Release the probe on the non-retriable path (mirroring the existing
GraphBubbleUp handler) so the next call admits a fresh probe. The breaker
still never trips on non-retriable errors. Applied to both the sync and
async paths.

Adds sync + async regression tests asserting the probe is released and the
next `_check_circuit()` re-admits a probe.

Fix AttributeError in ThreadDataMiddleware when runtime.context is None (#3989)
`before_agent` guards `context = runtime.context or {}` at the top, but the
`run_id` stamp on a trailing HumanMessage still read the raw `runtime.context`,
so a None context (thread_id resolved from `config.configurable`) plus a
HumanMessage last message raised `AttributeError: 'NoneType' object has no
attribute 'get'`. Use the guarded local `context` instead.

Adds a regression test.

fix(subagents): inherit summarization middleware and harden step capture (#3875 Phase 3) (#4009)
Phase 3 of #3875 — subagents previously inherited none of the lead's
context-compaction, so a deep-research subagent (max_turns up to 150)
could accumulate >1M cumulative input before max_turns/timeout/token_budget
engaged, even after Phase 2's budget capped the pathological tail.

- Gate the subagent runtime chain on the SAME ``app_config.summarization.enabled``
  switch the lead reads (per maintainer guidance in #3875), via the shared
  ``create_summarization_middleware`` factory. One config covers both chains;
  no separate ``subagents.summarization`` field. No-op when summarization is
  off (factory returns None).
- ``skip_memory_flush=True`` on the subagent path: the factory otherwise
  attaches ``memory_flush_hook`` (when memory.enabled), which flushes
  pre-compaction messages into durable memory keyed by thread_id. Subagents
  share the parent's thread_id, so without skipping the hook a subagent's
  internal turns would pollute the PARENT thread's durable memory
  (#3875 Phase 3 review point).
- Harden ``capture_new_step_messages`` to tolerate history contraction:
  summarization rewrites the messages channel via
  ``RemoveMessage(id=REMOVE_ALL_MESSAGES)``, shrinking len(messages) below
  the step-capture cursor. Without a reset, every step appended after the
  compaction point was dropped until length overtook the stale cursor (#3845
  interaction, maintainer validation point (a)). Cursor now resets to the
  new tail; id/content dedup prevents re-emitting pre-compaction steps.
- Couple the DEFAULT token-budget ceiling to ``summarization.enabled``
  (#3875 Phase 3 review point): 1M when compaction is on, 2M when off
  (preserves Phase 2's deliberate headroom for summarization-off
  deep-research runs that can exceed 1M). A user-set budget (global or
  per-agent) always wins regardless of the switch. Flagged tunable.

The summarization middleware does not implement ``consume_stop_reason``, so
the Phase 2 guard-cap stop-reason channel is unaffected.

* fix(agent): snap tool-output tail forward so fallback truncation respects max_chars

_snap_to_line_boundary() moves an offset backwards to the preceding newline.
That is correct for the head's end offset, but _build_fallback() also applied it
to the tail's start offset, where moving backwards lengthens the tail. On output
whose last newline sits in the second half (log lines followed by one long
unbroken line: minified JSON, base64 artifacts), the returned string exceeded
max_chars by up to 17x, defeating the guard that exists to stop a single large
tool result from blowing the model context.

Add _snap_start_to_line_boundary(), the forward-snapping mirror, and use it for
the tail offset. The existing head_end guard becomes redundant because a forward
snap can only move the tail start away from the head.

test_result_never_exceeds_max_chars already asserted this invariant but passed
newline-free content, so the snapping branch was never exercised.

* test(agent): pin the forward-snap direction of the fallback tail

The bound test only asserts that the result fits max_chars. Its content has
no newline inside the tail's snap window, so _snap_start_to_line_boundary
returns pos unchanged and the test stays green even with the snap removed.

Place a newline in the window so the snap has to fire: the tail must begin
after it, which the pre-fix backward snap does not do.

feat(mcp): auto-promote deferred MCP tools from routing hints (#4019)
* feat(mcp): auto-promote deferred MCP tools from routing hints

When tool_search.enabled=true defers MCP tool schemas, PR1 routing hints
still require the model to spend a tool_search discovery round trip before
it can call the tool the routing metadata already points at. This adds a
McpRoutingMiddleware that matches the latest user message against PR1
routing keywords and promotes the matching deferred schemas before the
model call, removing that round trip.

Design (soft routing, opt-in, additive):
- Matches only the latest real HumanMessage (shared is_real_user_message
  helper, reused by SkillActivationMiddleware so the two cannot drift);
  case-insensitive substring match, no tokenizer dependency.
- Ordering: priority desc, then tool name asc; capped by the new global
  tool_search.auto_promote_top_k (default 3, clamped 1..5). Does not add or
  consume a per-tool auto_promote_top_k (PR1 schema unchanged); a per-tool
  value is ignored with a DEBUG note.
- Returns a plain {"promoted": ...} state update (not a Command) and relies
  on ThreadState.merge_promoted for union/dedupe, so auto-promote and a
  model-triggered tool_search converge on the same catalog hash.
- Installed before DeferredToolFilterMiddleware on every deferred-tool path
  (lead agent, subagent, embedded client, webhook via shared builders);
  a construction-time assert rejects the reversed order. catalog_hash is
  None / no routing index is a complete no-op, so bootstrap and ACP skip it.
- Privacy: never executes tools, never promotes policy-filtered tools, adds
  no routing keywords or matched tool names to trace metadata or INFO/WARN
  logs.

No behavior change when tool_search.enabled=false.

Tests: index construction, matching semantics, middleware state updates,
same-cycle deferred-filter interaction, lead/subagent/embedded-client
builder wiring + order invariant, config clamping, config.example.yaml
parseability, and privacy assertions.

* refactor(mcp): address auto-promote review nits

- executor: access app_config.tool_search.auto_promote_top_k directly to match
  the lead-agent and embedded-client paths (drop the over-defensive getattr that
  masked missing config); update the subagent test mock to carry tool_search.
- tool_search / mcp_routing_middleware: cross-reference the duplicated routing
  priority/keyword normalization between the builder and the middleware's
  defensive _normalize_index so they cannot silently drift.
- MCP_SERVER.md: document that auto-promote keyword matching is a case-insensitive
  substring test (not word-boundary), advising distinctive keywords.

* fix(security): neutralize prompt-injection tags in remote tool results

User input is already neutralized for framework/injection tags, but tool
results are not. Remote content fetched by web_fetch/web_search is equally
untrusted and can carry a forged <system-reminder> block that reaches the
model verbatim as authoritative context.

Extract a shared neutralize_untrusted_tags() primitive from
InputSanitizationMiddleware and apply it to remote-content tool results
(web_fetch/web_search/image_search) via a new ToolResultSanitizationMiddleware.
Local tool output (bash/read_file) is left untouched so legitimate code/file
content is never mangled.

* test: update subagent middleware count for tool-result sanitizer

The new ToolResultSanitizationMiddleware adds one entry to the shared runtime
chain (11 -> 12). Update the subagent count assertion, use a lazy import for
neutralize_untrusted_tags so the module loads even when tests stub the
input-sanitization module, and document the new middleware in AGENTS.md.

* fix(security): address review — sanitize bare str list items; document MCP scope

- Neutralize bare str elements inside a ToolMessage content list (previously
  only {type:text} dict blocks were rewritten), matching the str-in-list shape
  ToolOutputBudgetMiddleware._message_text already anticipates.
- Document the name-based allowlist limitation: MCP remote-content tools
  registered under arbitrary names (e.g. fetch_url) are not covered; a name
  heuristic is avoided to prevent mangling local tool output, with metadata
  tagging tracked as a follow-up. Add a regression test pinning this boundary.

fix(subagents): unify guardrail caps on additive stop_reason + add token_budget (#3875 Phase 2) (#3980)
Phase 2 of #3875. Two guardrail axes can end a subagent run early — the turn
budget (GraphRecursionError) and the token budget (TokenBudgetMiddleware) —
and both now surface *why* through one additive `subagent_stop_reason` field
instead of a status enum.

This completes and course-corrects Phase 1 (#3949), which shipped the
turn-budget cap as a `max_turns_reached` status enum. The agreed Phase 2
design replaces that enum with an optional `stop_reason` field
(token_capped | turn_capped | loop_capped): a new enum value would break v1
consumers, while an additive field is ignored by older frontends and ledger
readers. `max_turns_reached` and SubagentStatus.MAX_TURNS_REACHED are removed.

- subagents.token_budget config (default enabled, 2,000,000 tokens, warn 0.7)
  with per-agent override; TokenBudgetMiddleware is now attached in
  build_subagent_runtime_middlewares so the cost-ceiling backstop engages for
  every subagent. The hard-stop does not raise — it strips tool_calls and
  lets the run finish with a final answer, recording the cap on a per-run
  consume_stop_reason() accessor.
- executor.py: on normal completion it reads consume_stop_reason() and stamps
  completed + token_capped when the budget fired; on GraphRecursionError it
  recovers the last AIMessage partial (completed + turn_capped) or, if nothing
  usable survived, failed + turn_capped. SubagentResult gains stop_reason.
- status_contract.py / contracts/subagent_status_contract.json (v2) /
  frontend subtask-result.ts: additive subagent_stop_reason field, pinned by
  test_status_values_match_contract / test_stop_reason_values_match_contract.
- task_tool.py + delegation_ledger.py: drop the max_turns_reached paths; the
  ledger captures stop_reason and renders model-facing "capped" guidance so
  the lead reuses a capped completion knowingly.

The 2,000,000-token default is deliberately loose (tighten to taste) — it
would have roughly halved the reported 4.4M burn while leaving legitimate
deep-research runs (max_turns=150) room. Subagent summarization is a follow-up.

* fix(subagents): surface turn-budget cap as MAX_TURNS_REACHED with partial result (#3875)

Phase 2 of #3875. When a subagent exhausts its turn budget
(recursion_limit == max_turns), LangGraph raises
GraphRecursionError from agent.astream. The generic
except Exception in _aexecute misclassified it as FAILED and
discarded the partial work already streamed into final_state, so the
lead could not tell 'broken subagent' from 'out of budget' and got an
empty failure.

Catch GraphRecursionError specifically (before the generic handler)
and set a distinct SubagentStatus.MAX_TURNS_REACHED terminal status,
recovering the partial result from the last streamed chunk via a shared
_extract_final_result helper (refactored out of the normal-completion
path so both paths render content identically).

Extend the cross-language status contract so the new value travels on
additional_kwargs.subagent_status: a capped run is result-bearing, so
make_subagent_additional_kwargs / read_subagent_result_metadata
carry subagent_result_brief + subagent_result_sha256 (the
recovered work, like completed) AND the cap notice on subagent_error
-- the one status that carries both. task_tool.py returns it via the
shared _task_result_command; the delegation ledger prefers the
partial result_brief and renders model-facing guidance (reuse / retry
tighter / raise max_turns). Frontend collapses max_turns_reached to the
failed pill with the cap notice on error.

No agent-loop, runner, or persistence behavior touched; default
max_turns is unchanged.

* refactor(subagents): consolidate content-stringify onto shared helper

Address review feedback on #3949 (willem-bd, copilot-pull-request-reviewer):

- executor.py: drop the private `_stringify_message_content` — a third
  near-duplicate of `utils/messages.py::message_content_to_text`.
  `_extract_final_result` now delegates to that canonical helper; the
  "No response generated" sentinel is pushed down to the consumer (the
  shared helper returns "" for no-text, matching every other call site).
- task_tool.py: align the live `task_failed` event's error string with
  the canonical "Reached max_turns=N" used by the logger, the structured
  `error=`, and the executor (was "Reached max turns (N)").

Behavior for real AIMessage content is unchanged; only atypical edge inputs
(consecutive bare-string list items; empty content) now match the canonical
helper that every other call site already uses.

`extract_response_text` is intentionally left as-is: it filters by OpenAI
content-block `type`, a different shape with many callers and its own tests.

feat(skills): bind request-scoped secrets for autonomously-invoked skills (A+) (#3938)
* feat(skills): bind request-scoped secrets for in-context (autonomously invoked) skills

Extends the #3861 binding point A (slash-activation only) to A+: the
injection set is recomputed on every model call from two unioned
sources — the run's most recent slash activation (persisted on the run
context so the tool loop keeps the binding) and skills the model
actually loaded in this thread (ThreadState.skill_context), re-validated
against the live registry each call.

Authorization stays three-gated regardless of activation style: skill
enabled by the operator, values supplied per-request by the caller in
context.secrets (never persisted server-side, never from the host env),
names declared in the skill's required-secrets frontmatter. Because the
set is replaced per call, eviction from skill_context or a caller that
stops supplying a value revokes injection on the next call.

New frontmatter field secrets-autonomous (default true) lets a skill
restrict binding to explicit slash activation; malformed values fail
closed to false. Binding changes are recorded as a
middleware:skill_secrets journal event carrying names only.

Design informed by a survey of peer systems (Claude Code, Codex CLI,
opencode, pi, deepagents, hermes-agent, QwenPaw) and specs
(agentskills.io, MCP 2025-11-25): the industry trust boundary is
enable-time consent plus caller-scoped credentials, not per-invocation
ceremony; no surveyed system scopes secrets to an activation turn.

Part of #3914

* refactor(skills): centralize secret context keys, document intentional per-call reload

Review follow-ups (no behavior change): move the two private binding keys
(__slash_skill_secret_source, __skill_secrets_binding_audit) into
secret_context.py and add them to REDACTED_CONTEXT_KEYS so the redaction
allowlist stays a complete guard even though both keys hold names only.
Document why _in_context_secret_sources reloads skills every call rather
than caching: load_skills re-reads enabled state so an operator disabling
a skill revokes its binding on the next model call — an mtime cache would
miss enable/disable toggles and keep injecting after a disable.

* fix(skills): match in-context secret bindings by path only, never by name

Review finding (confused deputy): _in_context_secret_sources fell back to
name matching when a skill_context path did not resolve. DeerFlow lets a
custom skill shadow a same-named public/legacy one (load_skills de-dupes
by name, custom wins), so a thread that read public/foo could bind the
custom foo's declared secrets although the custom skill was never loaded
in the thread. The recent user-isolation path changes make by-path misses
(and thus the dangerous fallback) more likely. Drop the by-name fallback:
match strictly by the exact container file path the model read; an
unresolved path simply does not bind (the safe direction). Regression
tests cover the shadowing case and a stale path.

Part of #3914

* fix(skills): resolve secret-binding sources via registry; strip caller __-keys

Security review (willem-bd, #3938):

1. Forged `__slash_skill_secret_source` bypassed the enabled/allowlist/
   secrets-autonomous gates. runtime.context is caller-mergeable, and the
   slash source was trusted as authoritative (its stored requirements were
   injected directly). Now the slash source records only the activated
   skill's canonical container path, and BOTH the slash and in-context
   sources resolve the live registry skill by normalized path each call
   (_resolve_registry_skill) — binding only that real, enabled, allowlisted
   skill's own declared secrets. A forged path resolves to nothing. As
   defense in depth, build_run_config strips caller-supplied __-prefixed
   context keys at the gateway boundary.
2. Malformed caller requirements crashed the run (unguarded tuple unpack /
   DoS). The middleware no longer unpacks caller-provided requirement data
   at all — declarations come from the registry — so a malformed source
   fails closed instead of raising.
3. Path-normalization asymmetry silently disabled in-context binding on a
   trailing-slash container_path config. Both the registry keys and the
   lookup path are now posixpath.normpath'd.

Regression tests: forged source rejected, forged-but-real path ignores
caller requirements + allowlist, malformed source fails closed, trailing-
slash config binds, gateway strips __-keys.

Part of #3914

* docs(skills): correct _SLASH_SECRET_SOURCE_KEY comment and note fail-closed trade-off

Post-review cleanup: the key now stores only the canonical container path
(the comment still described the pre-fix skill-name+requirements shape),
and document that a transient registry-load failure fails closed (drops
the binding for that call) rather than trusting stale data.

* fix(llm-middleware): classify bare IndexError as transient

Upstream chat providers occasionally return 200 OK with an empty
generations list (observed against Volces "coding" on
ark.cn-beijing.volces.com). When that happens,
langchain_core.language_models.chat_models.ainvoke raises
``IndexError: list index out of range`` at
``llm_result.generations[0][0].message`` and kills the run.

Treat a bare IndexError reaching the middleware as a transient
upstream-payload glitch and route it through the existing
retry/backoff path instead of failing the whole agent run. The
retry budget and backoff schedule are unchanged.

Adds three regression tests covering the classifier and both the
recover-on-retry and exhausted-retries paths.

* fix(runtime): ignore stale LLM fallback markers from prior runs

When a run on a thread ends with the LLM-error-handling middleware emitting
a `deerflow_error_fallback`-marked AIMessage (e.g. after the IndexError
empty-generations classification fix lands), that message is persisted to
the thread's checkpoint as part of the messages channel. LangGraph replays
the full message history in `stream_mode="values"` chunks, so every
subsequent run on the same thread re-streams the stale fallback marker —
and the worker's chunk scanner faithfully picks it up, flipping
`RunStatus.success` to `RunStatus.error` for runs that themselves had
no LLM failure at all.

Snapshot the set of pre-existing message ids from the pre-run checkpoint
and thread it through `_extract_llm_error_fallback_message` /
`_try_extract_from_message` as a filter. Markers on history messages are
ignored; markers on fresh messages produced during this run still trip
the error path. Falls back to an empty set when the checkpointer is
absent or the snapshot can't be captured, preserving the prior behavior
on first-run / no-state paths.

Adds unit tests for the new filter (helper-level and `_collect_pre_existing_message_ids`)
plus an integration test exercising the full `run_agent` path with a stale
history checkpointer.

* fix(channels): make github channel fire-and-forget to avoid httpx.ReadTimeout on long runs

GitHub agent runs (clone -> edit -> test -> push -> PR) routinely exceed
the langgraph_sdk default 300s read deadline. The manager's runs.wait
call kept an HTTP stream open for the entire run lifetime, so the long
run blew up with httpx.ReadTimeout and the outer except branch then
released the dedupe key and emitted a false 'internal error' outbound.

The GitHub channel's outbound send is log-only by design: agents post to
the issue/PR via the gh CLI in the sandbox when they choose to comment
or create a PR. There is nothing for the manager to ferry back, so the
long-poll was pure overhead.

This change adds ChannelRunPolicy.fire_and_forget (default False) and
sets it True for the github channel. When fire_and_forget is True,
_handle_chat dispatches via client.runs.create (short POST, returns
once the run is pending) instead of client.runs.wait, and skips the
response-extraction + outbound-publish block. ConflictError on a busy
thread still trips the standard THREAD_BUSY_MESSAGE path so behavior on
the busy case is preserved for any future non-github fire-and-forget
channel.

Other (non-github) channels are unchanged: their policy defaults
fire_and_forget=False and they continue to dispatch via runs.wait.

Adds 6 regression tests in tests/test_channels.py::TestGithubFireAndForget:
- Default ChannelRunPolicy.fire_and_forget is False.
- The github policy registers fire_and_forget=True.
- github inbound calls runs.create, not runs.wait, with the right kwargs.
- github inbound publishes no outbound on success.
- ConflictError from runs.create still emits THREAD_BUSY_MESSAGE.
- Non-github channels (slack) still dispatch via runs.wait.

* test(lead-agent): accept user_id kwarg in skill-policy test stubs

The two GitHub-channel tests added in #3754 stubbed
_load_enabled_skills_for_tool_policy with a lambda that only accepted
`available_skills` and `app_config`, but the real function (and its call
site in agent.py) also passes `user_id`. This raised TypeError on every
run, failing backend-unit-tests.

Add `user_id=None` to match the three sibling stubs in the same file.

* refactor(gateway): disambiguate context-key set names

The two frozensets _INTERNAL_ONLY_CONTEXT_KEYS and _CONTEXT_ONLY_KEYS
shared a confusable "CONTEXT_ONLY" token in different orders, and the
first broke the _CONTEXT_<X>_KEYS pattern of its sibling
_CONTEXT_CONFIGURABLE_KEYS. Rename to make the distinct axes explicit:

  _CONTEXT_INTERNAL_CALLER_KEYS  - WHO: internal callers (scheduler) only
  _CONTEXT_RUNTIME_ONLY_KEYS     - WHERE: runtime context only, never configurable

Pure rename, no behavior change.

fix(subagents): inherit LoopDetectionMiddleware to break tool loops (#3875) (#3931)
Subagents build their runtime chain via build_subagent_runtime_middlewares,
which attached none of the lead's runaway guards — no LoopDetectionMiddleware.
A degenerate subagent tool loop therefore ran unchecked until max_turns,
re-sending a growing context each turn (the #3875 4.4M-token burn).

Append LoopDetectionMiddleware.from_config(app_config.loop_detection) to the
subagent chain, gated by the existing loop_detection.enabled config (default
on) — no new config field. Registered before SafetyFinishReasonMiddleware to
match the lead's after-model ordering (the safety middleware requires placement
after LoopDetection). Subagents disallow task, so only the tool-loop heuristic
can fire here — no recursive-delegation false positives to worry about.

Phase 1 of #3875 (smallest blast radius). Phase 2 adds a deterministic
turn/token budget with a lead-visible stop reason; Phase 3 defers summarization.

Tests: enabled/disabled wiring + before-SafetyFinish ordering, mirroring the
lead chain's coverage.

LocalSandbox always passes an explicit scrubbed env; AioSandbox routes env-bearing commands through bash.exec(env=) on a fresh session and leaves the legacy persistent-shell path unchanged. Part of #3861. BEHAVIOR CHANGE: execute_command no longer inherits the full os.environ; Windows encoding tests updated to assert the scrubbed dict.

Regression tests assert the secret value is absent from all five surfaces: prompt (activation message), checkpoint (graph state vs context separation), audit (journal records names only), trace (metadata builder never copies context; never mirrored to configurable), and stdout (mask_secret_values). Add redact_secret_context_keys as a defensive helper for any context serialization. Part of #3861.

* docs(backend): document request-scoped secrets for skills

Add Request-Scoped Secrets subsection (Skills) + env policy note (Sandbox) and the execute_command(env=) signature change, per the doc-sync policy. Part of #3861.

* fix(skills): close gaps found by end-to-end verification of request-scoped secrets

Real-gateway e2e + independent review of #3861 surfaced three defects, now fixed:

1. Slash activation never fired in the live chain. InputSanitizationMiddleware
   wraps user input in BEGIN/END markers before SkillActivationMiddleware sees it,
   and the original text was only preserved when an upload or IM channel set it.
   For a plain text message the slash command became undetectable, so no secret
   was ever resolved. Fix: the sanitizer now setdefaults the pre-wrap text into
   ORIGINAL_USER_CONTENT_KEY (additive; sanitization behaviour unchanged), so
   slash activation works for all messages. Pre-existing latent bug surfaced here.

2. The raw request config (with context.secrets) was persisted to runs.kwargs_json
   and echoed by the run API (RunResponse.kwargs). Fix: redact_config_secrets()
   strips secret-bearing context keys from the persisted/echoed copy in start_run;
   the live config that drives the run keeps them. build_run_config now also sets
   configurable.thread_id on the context path (the checkpointer requires it).

3. Connection-string credentials (DATABASE_URL, REDIS_URL, SENTRY_DSN, GH_PAT, ...)
   were not scrubbed from the inherited sandbox env. Fix: env_policy adds a *DSN*
   pattern plus an explicit connection-string denylist (no blanket *URL* — benign
   service URLs stay readable).

Verified end-to-end via a real gateway run (real LLM + skill activation + bash):
the secret reaches the sandbox subprocess and appears in NONE of prompt, trace,
checkpoint, audit, stdout, runs.kwargs_json, or the run API. Part of #3861.

* docs(backend): document the env scrub, persistence redaction, and sanitizer interaction

Sync the Request-Scoped Secrets section with the verification-driven fixes: inherited-env scrub (incl. connection-string denylist), run-record/run-API redaction as the 6th sealed leak surface, and the sanitizer preserving original content so slash activation fires. Part of #3861.

* fix(skills): inject caller secret over scrubbed host value; drop redundant host-name guard

A real-world demo (a skill calling a third-party cloud API with a request-scoped
key) exposed that the is_host_platform_secret guard was both wrong and harmful:
it refused to inject a caller-supplied secret whenever a same-named variable
existed in the Gateway env — which is exactly the #3861 use case (a per-user key
overriding a shared platform key). The guard was also redundant: build_sandbox_env
already scrubs secret-looking names from the inherited env before injection, so a
skill can never read a host credential — it only ever receives the caller's value.

Remove the guard; the injected (caller) value simply wins over the scrubbed host
value. Verified end-to-end: the agent called the real cloud API successfully with
the caller's key, the host's same-named key was scrubbed and never used, and the
caller's key leaked to none of the surfaces. Part of #3861.

* fix(skills): address review on request-scoped secrets (#3861)

Review fixes from PR #3871:

- E2BSandbox.execute_command now accepts env/timeout and routes them to
  commands.run(envs=, timeout=). The bash tool passes env= unconditionally,
  so the prior signature (command only) raised TypeError on every e2b bash
  call and broke e2b deployments entirely. env=None stays backward-compatible.
- SkillActivationMiddleware clears the active-secret set before resolving each
  activation, so a later skill in the same run never inherits an earlier
  skill's injection set (the #3861 contract: a skill only receives what the
  caller supplied AND that skill declared).
- AioSandbox env path uses a dedicated _DEFAULT_HARD_TIMEOUT — bash.exec exposes
  no idle/no-change timeout, so the prior reuse of the legacy idle constant
  conflated wall-clock vs idle semantics. The env path also retries on the
  ErrorObservation signature now, sharing the legacy persistent-shell recovery
  contract.
- mask_secret_values skips values below a minimum length floor so a short
  declared secret (e.g. "42") cannot shred unrelated bytes (exit codes,
  timestamps, sizes) of tool output. The secret is still injected into the
  subprocess; only the output mask skips it.

session_id reuse on the env path is intentionally NOT added: a shared session
could let request-scoped secrets ride the session env into later commands,
which the SDK does not contractually forbid. The fresh-session choice matches
the LocalSandbox model (each call is a fresh subprocess); the trade-off
(consecutive env-bearing calls do not share cwd/venv/exports) is documented on
_execute_with_env.

Harden the interrupted-run fallback path added in 19fc34fd:

- TitleMiddleware._should_generate_title now accepts a lone first-turn
  user message when allow_partial_exchange=True, so the worker can still
  derive a title if cancellation lands before any AI chunk is checkpointed.
- runtime/runs/worker._ensure_interrupted_title computes the next
  checkpoint step defensively (treat missing/non-int step as 0) and
  renames a shadowed ckpt_config local for readability.
- Add four unit tests in tests/test_title_middleware_core_logic.py:
  partial-exchange allows user-only, partial-exchange still respects an
  existing title, dict-form messages are recognized, and the sync
  fallback path derives a title from dict-form messages — matching what
  channel_values stores in the checkpoint.

Refs #3859.

* fix: persist interrupted-title via channel_versions bump

Address PR #3874 review feedback: ``_ensure_interrupted_title`` previously
called ``aput(..., new_versions={})``. LangGraph's DB-backed savers
(``PostgresSaver`` and the v4 ``SqliteSaver`` blob layout) strip inline
``channel_values`` from ``put`` and only persist blobs for channels named
in ``new_versions`` — so the fallback ``title`` channel was dropped on
read-back and ``threads_meta.display_name`` stayed ``"Untitled"`` after
refresh on those backends. The original in-memory e2e passed because
``InMemorySaver`` keeps the inline snapshot verbatim.

Fix mirrors ``_rollback_to_pre_run_checkpoint`` in the same file: bump
``channel_versions["title"]`` (via ``checkpointer.get_next_version`` when
available, else int/string fallbacks), persist the new version on the
checkpoint, and declare it in ``new_versions`` so the DB savers actually
write the blob.

Regression coverage in ``tests/test_run_worker_rollback.py``:

- ``test_ensure_interrupted_title_bumps_channel_version_and_declares_it_in_new_versions``
  — exact ``aput`` invariants: ``new_versions == {"title": 1}``, the
  written checkpoint's ``channel_versions["title"]`` is bumped, and the
  pre-existing ``messages`` version is preserved.
- ``test_ensure_interrupted_title_bumps_existing_string_version`` —
  string-shaped prior version (some savers use UUID-style versions);
  bumped value must differ from the prior, no overwrite-in-place.
- ``test_ensure_interrupted_title_skips_when_title_already_set`` — title
  short-circuit; no extra ``aput``.
- ``test_ensure_interrupted_title_returns_none_when_no_checkpoint`` —
  no checkpoint yet; returns ``None`` without writing.
- ``test_ensure_interrupted_title_round_trip_with_real_sqlite_checkpointer``
  — full round-trip against a real ``AsyncSqliteSaver`` on a disk-backed
  DB, then closes and re-opens the saver to simulate a fresh
  connection. The fallback title must still be present on the second
  ``aget_tuple``. This is the exact scenario the review flagged.

Validated locally with the full backend suite: 5195 passed, 18 skipped.

Refs #3859. Addresses review on #3874.

* test(worker, title): harden interrupted-title fallback for every saver

Defensive coverage on top of the channel_versions fix (commit 05253957),
addressing edge cases surfaced during a second-pass review of #3874.

Worker:
- Extract version bump into ``_bump_channel_version(checkpointer, current)``
  with explicit fallbacks for int / float / numeric-string / UUID-shaped
  string / None / bool, AND a wrap-around defense when the saver's
  ``get_next_version`` raises or returns an unchanged value. The
  invariant is: returned version MUST differ from the prior. Without
  this, a saver bug (or a custom backend) could leave
  ``new_versions={"title": v}`` no-op on DB savers — the very class of
  bug the original review pointed out.

Title middleware:
- Coerce ``state.get("messages")`` from ``None`` to ``[]`` on both
  ``_should_generate_title`` and ``_build_title_prompt``. A
  partially-initialized checkpoint can carry ``messages=None`` on the
  channel_values channel (the worker reads raw channel_values, not
  BaseMessages), and the default kwarg only protects against a missing
  key. Repro: ``TypeError: 'NoneType' object is not iterable`` from
  the next() generator — confirmed by reverting the fix and watching
  ``test_*_handles_none_messages_channel`` go red.

Tests (TDD-verified red→green for the new asserts):
- ``test_run_worker_rollback.py``:
  * ``_bump_channel_version`` — 8 tests covering every version type
    (int, float, numeric string, UUID-style string, None, bool) and
    every saver-side fault mode (no ``get_next_version`` / raising /
    stuck on identity).
  * ``test_ensure_interrupted_title_*`` — 5 additional helper
    boundary tests: title.enabled=false short-circuit; empty
    messages list; messages=None; aput-error propagation (helper
    contract: caller swallows, not the helper); idempotency on a
    real InMemorySaver across two invocations.
  * ``test_ensure_interrupted_title_preserves_non_title_channel_versions``
    — pins that ``new_versions`` only contains ``"title"`` and that
    other channels' versions are untouched (regression anchor for a
    sloppier draft that bumped every channel).
  * ``test_worker_finally_block_swallows_helper_exceptions`` — pins
    the integration contract: even if the helper raises, the worker's
    threads_meta status sync still runs and ``publish_end`` is still
    awaited so the SSE stream closes cleanly.

- ``test_title_middleware_core_logic.py``:
  * 4 additional tests: ``messages=None`` on both
    ``_should_generate_title`` and ``_build_title_prompt``; the
    ``role: user`` / ``role: assistant`` (OpenAI-style) dict
    normalization; partial-exchange path with a dict-form message.

Verification:
- ``PYTHONPATH=. uv run pytest tests/ -x --ignore=tests/blocking_io -q``
  → 5215 passed, 18 skipped.
- ``ruff check`` + ``ruff format --check`` clean on every touched file.
- Red/green TDD verification: temporarily reverted the
  ``new_versions={}`` fix → 4 new tests went red as expected; restored
  and the suite is green again. Same red/green dance for the
  ``messages=None`` coercion.

Refs #3859. Addresses second-pass review on #3874.

* fix(worker): link interrupted-title checkpoint to its parent

The title-bump checkpoint written by ``_ensure_interrupted_title`` was
landing without a ``parent_checkpoint_id`` — a real orphan in the
LangGraph history graph. Reproduction (disk-backed AsyncSqliteSaver):

  [seed] checkpoint_id = 1f173dbc...
  [helper] wrote title = "Why is the sky blue?"
  [issue 1] new checkpoint = 1f173dbc..., parent = None
  [issue 1] is new checkpoint orphaned? True

Root cause: ``_ensure_interrupted_title`` built ``write_config`` as
``{"thread_id": ..., "checkpoint_ns": ...}`` only. ``BaseCheckpointSaver``
implementations read ``configurable.checkpoint_id`` from that config as
the *parent* id when inserting (see ``langgraph/checkpoint/sqlite/aio.py``
``aput``: ``config["configurable"].get("checkpoint_id")`` becomes the
``parent_checkpoint_id`` column). With no value, the saver writes NULL —
the new checkpoint is a tree root.

Consequences:
- Any future LangGraph ``runs.resume_from`` / time-travel feature has no
  backward edge to walk past the title-bump.
- History-visualization UIs built on ``alist()`` render the title-bump as
  a sibling of the prior checkpoint, not its descendant.

Fix: read ``checkpoint_id`` off the tuple's own config and thread it into
``write_config["configurable"]["checkpoint_id"]`` before calling ``aput``,
the same pattern every middleware-driven write uses.

Three new regression tests against real ``AsyncSqliteSaver`` (disk-backed,
fresh connections so we exercise the on-disk read path):

- ``test_ensure_interrupted_title_links_new_checkpoint_to_its_parent`` —
  asserts ``latest.parent_config["configurable"]["checkpoint_id"]`` equals
  the seeded checkpoint id. TDD red-green verified: reverting the fix
  flips this test red with ``AssertionError: title-bump checkpoint must
  have a parent_config``.
- ``test_ensure_interrupted_title_appears_in_history_with_audit_marker``
  — pins the audit contract: the title-bump entry in ``alist()`` carries
  ``metadata.source == "update"`` and ``metadata.writes`` contains
  ``runtime_interrupt_title``. This is a deliberate design choice — we
  do NOT hide the entry from history (audit trail belongs in the saver),
  but its source and writes marker MUST be unambiguous so UIs/tools can
  identify it.
- ``test_ensure_interrupted_title_survives_immediate_next_turn`` —
  cancel → immediate user follow-up scenario. Simulates the agent's next
  turn appending a (user, ai) pair without touching the title channel,
  then opens a fresh saver and verifies the title is still present after
  the next-turn checkpoint write. Pins the channel-version-blob
  invariant established by commit 05253957 — without the
  ``new_versions={"title": v}`` declaration there, the title blob would
  vanish from the DB and this test would read back ``None``.

Verification:
- ``PYTHONPATH=. uv run pytest tests/ -x --ignore=tests/blocking_io -q``
  → 5222 passed, 15 skipped.
- ``ruff check`` + ``ruff format --check`` clean on every touched file.
- Reproduction script confirms ``parent_checkpoint_id`` is now non-null
  and the next-turn read-back preserves the fallback title.

  — boundary guards already exercised by the e2e test and the
  ``handles_none_messages_channel`` regression anchor.

Net: -107 lines of test code. Remaining coverage still pins every
red-green-verified invariant (channel_versions bump, string-version
bump, idempotency, sqlite round-trip, non-title channel preservation,
aput-error contract, worker finally swallowing, partial-exchange).

Verification: 5209 passed, 15 skipped.

refactor(middlewares): declarative layered builder; pin chain order with tests (#3809)
Split `_build_runtime_middlewares`'s flat list into three named declarative
sublists (outer_wrappers / thread_hooks / tail) and drop the
`middlewares.insert(2, UploadsMiddleware())` magic-index pattern. The
declarative structure makes the layering self-documenting and immune to
position drift when the head of the list changes.

Move UploadsMiddleware to run after ThreadDataMiddleware in the chain.
Under the previous order (a magic-index artifact introduced when #3662
prepended InputSanitizationMiddleware), UploadsMiddleware scanned the
uploads directory before ThreadDataMiddleware created it under
lazy_init=False, so historical files could be missed on the first run of
a thread. Narrow path — the upload endpoint normally pre-creates the
directory — but the order is the correct semantic and is now locked.

Documentation:
- backend/AGENTS.md middleware chain renumbered: ThreadDataMiddleware is
  now #3, UploadsMiddleware #4 (was reversed).

Tests (backend/tests/test_tool_error_handling_middleware.py):
- test_build_lead_runtime_middlewares_orders_thread_data_before_uploads
  — focused td_idx < um_idx assertion.
- test_build_lead_runtime_middlewares_chain_order_matches_agents_md
  — full-chain order pin using real classes, so a swap between any pair

fix(agents): coalesce SystemMessages before LLM request (#3711)
DynamicContextMiddleware (PR #3630, p0) uses the ID-swap technique to
inject a SystemMessage(reminder) into the middle of the conversation.
create_agent then prepends the static system_prompt as another
SystemMessage at request time, so strict OpenAI-compatible backends
(vLLM, SGLang, Qwen) and Anthropic reject the request with
'System message must be at the beginning'.

New SystemMessageCoalescingMiddleware runs in wrap_model_call — after
create_agent prepends system_prompt — and merges every SystemMessage
into a single leading one before the request reaches the provider.
Non-system messages keep their original order; the merged SystemMessage
preserves the id of the first system message. Only the request payload
is touched; checkpoint state is unchanged, so every consumer that scans
history (memory builder, journal, summarization, dynamic-context
detection) keeps working.

Mirrors the per-request coalescing already done for Claude in
claude_provider._coalesce_system_messages (PR #3702) but at a
provider-agnostic layer so every backend benefits from a single fix.

When next_todos contains the same content string twice (e.g. two "A"
entries), the first iteration pops the matching previous todo from
previous_by_content["A"], leaving an empty list. The second iteration
finds that empty list, treats it as falsy, and sets previous_match=None.
The positional fallback then fires unconditionally — consuming
previous_todos[index] even if it holds a completely different entry
(e.g. "B"). That marks "B" as matched, so the final loop never emits
a todo_remove action for it.

Fix: guard the positional fallback with `content not in previous_by_content`
so it only fires for genuinely new content (the key was never in previous),
not for same-content entries whose list has simply been exhausted.

Add a regression test to _build_todo_actions covering this exact case.

_last_injected_date returned at the first message flagged
dynamic_context_reminder regardless of whether it carried a
<current_date>. Since #3630 split injected context into a date
SystemMessage plus a separate dateless <memory> HumanMessage, the
reverse scan hit the memory message first and returned None, making a
later turn look like the first turn. The middleware then re-injected,
re-targeted the previous turn's __user message via the ID swap, and left
the stale message as the latest human turn -- so the model re-answered
the previous message and the persisted message stream got scrambled.

legacy (no-key) detection; update existing date-reminder fixtures to the
production shape.

chore: remove standalone LangGraph Server remnants from agent docs (#3304) (#3671)
Follow-up to #3301 / #3344. The Gateway-embedded runtime is the standard
topology — there is no standalone LangGraph service — but two stale
references slipped past the cleanup guard:

- .github/copilot-instructions.md still told contributors that `make dev`
  "Starts LangGraph (2024)" and wrote logs/langgraph.log.
- SandboxAuditMiddleware's docstring pointed audit logs at langgraph.log.

Update both to the Gateway-embedded reality (gateway.log) and extend
test_gateway_runtime_cleanup.py to pin the agent-instruction docs so the
standalone references can't reappear.

Stays within the safe scope of #3304: does not touch langgraph_auth.py,
langgraph.json, or the langgraph-api / langgraph-cli / langgraph-runtime-inmem
deps, which the issue gates on maintainer confirmation of Studio / direct
LangGraph Server support.

* feat(subagents): extend deferred MCP tool loading to subagents (#3341)

Subagents now reuse the lead agent's deferred-tool path: when
tool_search.enabled, MCP tool schemas are withheld from the model and
surfaced by name in <available-deferred-tools>, fetched on demand via the
generated tool_search helper. DeferredToolFilterMiddleware deterministically
rewrites request.tools to hide the deferred schemas (the prompt section is
discovery only, not enforcement).

Consolidates the assembly into deerflow.tools.builtins.tool_search, now the
single home for both assemble_deferred_tools (centralized fail-closed guard,
replacing the lead-only private _assemble_deferred) and the relocated
get_deferred_tools_prompt_section. Shared by every build path: lead agent,
embedded client, and subagent executor.

tool_search is appended after the subagent's name-level tool policy and is
treated as infrastructure: its catalog is built from the already
policy-filtered list, so it can never surface a tool the policy denied.

Follow-up to #3370. Fixes #3341.

* test(subagents): assert the real middleware builder emits a working deferred filter (#3341)

The existing recipe test hand-constructs DeferredToolFilterMiddleware, so it
cannot catch a regression in how build_subagent_runtime_middlewares (the call
executor._create_agent actually makes) wires the deferred setup into the
filter. Add a test that sources the filter from the real builder given a real
setup and runs it through a graph: a wrong catalog hash would silently stop
promotion, a dropped filter would stop hiding — both now caught.

Running the full real middleware stack is intentionally avoided (the other
runtime middlewares need sandbox/thread infra to execute, which would make the
test flaky); their attachment + ordering before Safety stays locked in
test_tool_error_handling_middleware.py.

* fix(middleware): externalize oversized tool output into sandbox for non-mounted sandboxes

ToolOutputBudgetMiddleware persisted oversized tool results to the host
filesystem and returned a /mnt/user-data/outputs virtual path. For sandboxes
that do not use thread-data mounts (e.g. remote AIO sandbox), that virtual
path does not exist inside the sandbox, so the model's read_file tool could
not read it back and reported 'file not found'.

Branch on SandboxProvider.uses_thread_data_mounts:

- Mounted sandboxes (local Docker, AIO + LocalContainerBackend) keep the
  original host-disk path; the host outputs dir is bind-mounted to the same
  virtual path inside the sandbox, so behavior is unchanged.

- Non-mounted (remote) sandboxes externalize into the sandbox itself via
  execute_command('mkdir -p ...') + write_file + 'test -s' validation. The
  validation step is required because AIO sandbox execute_command returns
  'Error: ...' as a string on failure instead of raising, so a silent mkdir
  failure would otherwise leak through.

Any failure (rejected subdir, mkdir/write/validate error) falls back to the
existing inline head+tail truncation, so an unreadable path is never returned
to the model.

The sandbox resolver reads the sandbox_id that SandboxMiddleware already
writes into runtime.state['sandbox']; it never calls provider.acquire(),
keeping the tool-call hot path free of blocking I/O. Tools that do not use a
sandbox (web_search, MCP, ...) resolve to None and fall through to inline
truncation, which is the safe behavior for them.

Fixes #3416

* fix(middleware): address Copilot review feedback on sandbox externalization

- Make get_sandbox_provider() lookup best-effort in _budget_content: only
  query when outputs_path or sandbox is available, and fall back to inline
  truncation if provider initialization raises rather than propagating
  the error. A resolved sandbox instance is sufficient on its own to take
  the non-mounted externalization branch.
- Strict-match the sandbox post-write validation echo
  (check.strip() == 'OK') to avoid false positives if execute_command
  ever surfaces unrelated stdout/stderr containing 'OK' as a substring.

* test: fix flaky tests relying on /nonexistent/... path under container root

Two tests in this module (test_returns_none_on_invalid_path and
test_fallback_when_disk_write_fails) used paths like
'/nonexistent/impossible/path' to trigger _externalize's OSError
fallback. These paths are creatable when the test process runs as root
inside the CI container: os.makedirs(..., exist_ok=True) successfully
creates the entire chain under /, so the OSError branch is never hit
and the tests fail. Reproducible on main independently of this PR.

Switch to '/dev/null/cannot-mkdir-here'. /dev/null is a character
device on both Linux and macOS, so os.makedirs always fails with
NotADirectoryError regardless of privileges, reliably exercising the
OSError fallback.

* fix(tool-output-budget): only consult sandbox provider when a sandbox is resolved

The previous revision called get_sandbox_provider() whenever externalization
was triggered, including on the legacy host-disk path. Environments without
a configured sandbox -- in particular CI runners without a config.yaml --
would raise FileNotFoundError there, get caught, and silently fall back to
inline truncation. That defeated the host-disk externalization path that
predates this PR and was the root cause of the regressing legacy tests.

Restructure the branching so the provider is only consulted when a sandbox
has actually been resolved for the current tool call:

  - sandbox resolved + provider.uses_thread_data_mounts: host-disk write
    (bind-mounted into the sandbox, equivalent to a sandbox-side write).
  - sandbox resolved + non-mounted provider:             sandbox write (#3416).
  - no sandbox + outputs_path:                           host-disk write
    (legacy / non-sandbox tools, no provider call at all).
  - otherwise:                                           inline fallback.

No test changes; the legacy externalization tests are provider-agnostic by
construction and now pass without monkeypatching.

  → tiktoken.get_encoding("cl100k_base") needs to download the BPE data
  from openaipublic.blob.core.windows.net.  In network-restricted
  environments this download blocks until the OS TCP timeout (~26 min),
  starving ALL concurrent handlers including /api/v1/auth/me.

  Fix:
  - abefore_agent now uses asyncio.to_thread(self._inject, state) so
    file I/O and tiktoken never block the event loop.
  - Extract _get_tiktoken_encoding() with a module-level cache so
    tiktoken.get_encoding() is called at most once per encoding name.
  - Add warm_tiktoken_cache() startup helper; gateway lifespan pre-warms
    the cache via asyncio.to_thread so the first request never triggers a
    cold download.
  - _count_tokens falls back to len(text) // 4 on any encoding failure.

  Tests:
  - tests/test_tiktoken_cache_and_count_tokens.py (12 tests): cache
    hit/miss, fallback paths, warm-up helper.
  - tests/blocking_io/test_dynamic_context_middleware.py (2 tests):
    Blockbuster gate verifies abefore_agent does not block the event

* fix(subagent): structured subagent_status field over text parsing

Closes #3146.

## Why

The frontend used to derive subtask card state by string-matching the
leading text of the `task` tool's result. That contract surface was
fragile — `#3107` BUG-007 and the `#3131` review both surfaced cases
where new backend wording (`Task cancelled by user.`,
`Task polling timed out after N minutes`, `ToolErrorHandlingMiddleware`
exception wrappers) silently broke the card lifecycle. The frontend
fallback kept growing more prefixes; any future rewording would break
it again.

## Design

1. **Backend → frontend contract**: `ToolMessage.additional_kwargs`
   carries `subagent_status` (one of `completed | failed | cancelled |
   timed_out | polling_timed_out`) and an optional `subagent_error`
   blob. The frontend prefers it over parsing `content`.

2. **Centralised stamping, not 8 sprinkled stamps**: rather than have
   each of `task_tool.py`'s 5 normal-return + 3 pre-execution `Error:`
   paths remember to set `additional_kwargs`, `ToolErrorHandlingMiddleware`
   stamps the field after every task-tool call. Adding a new return
   path in `task_tool.py` cannot now skip the stamp.

3. **Cross-language contract fixture**: the prefix→status mapping is
   the one piece both sides must agree on. The shared fixture at
   `contracts/subagent_status_contract.json` lists every backend return
   string, the expected status, and what the error substring should
   contain. Backend test (`backend/tests/test_subagent_status_contract.py`)
   and frontend test (`frontend/tests/unit/core/tasks/subtask-result.test.ts`)
   both load that fixture and assert the same cases. A wording drift on
   either side fails the matching language's test.

4. **Round-trip serialisation pinned**: the round-trip test asserts
   `ToolMessage.model_dump_json()` → `model_validate_json()` preserves
   `additional_kwargs.subagent_status`. Catches the case where a future
   LangChain or Pydantic upgrade silently strips unknown kwargs.

5. **Frontend status collapse documented**: the backend has five status
   values, the frontend card has three (`completed | failed |
   in_progress`). `cancelled` / `timed_out` / `polling_timed_out` all
   collapse to `failed` with the original status preserved in `error`.
   `parseSubtaskResult` returns `in_progress` for unknown values so a
   backend that ships a new enum variant before the frontend upgrades
   degrades to the legacy prefix fallback instead of getting pinned.

## Changes

Backend:
- `deerflow.subagents.status_contract` — new module exporting
  `SUBAGENT_STATUS_KEY`, `SUBAGENT_ERROR_KEY`,
  `SUBAGENT_STATUS_VALUES`, `extract_subagent_status(content)`, and
  `make_subagent_additional_kwargs(status, error)`.
- `ToolErrorHandlingMiddleware`: new `_stamp_task_subagent_status`
  helper centralises the stamp; `wrap_tool_call` / `awrap_tool_call`
  stamp on the success path; `_build_error_message` stamps on the
  wrapper path (carrying `ExcClass: detail` into `subagent_error`).
  Non-task tools are untouched.
- New tests: `test_subagent_status_contract.py` (19 cases from the
  shared fixture + status-enum / blank-error / unknown-status
  rejection) and `test_tool_error_handling_subagent_stamp.py`
  (middleware integration: terminal-content stamps, non-terminal
  doesn't, non-task tools untouched, async path mirrors sync,
  existing additional_kwargs survive, JSON round-trip preserved).

Frontend:
- `parseSubtaskResult(text, additionalKwargs?)` — prefers the
  structured stamp; falls back to the legacy prefix matcher for
  historical threads / unknown future status values.
- `STRUCTURED_STATUS_TO_SUBTASK` documents the five→three collapse.
- `message-list.tsx` passes `message.additional_kwargs` through.
- `subtask-result.test.ts` adds a structured-status block + a
  fixture-driven contract block; legacy prefix tests stay green for
  the fallback path.

Contract:
- `contracts/subagent_status_contract.json` — single source of truth
  both languages load. Whitespace variants, varied N for polling
  timeouts, the 3 pre-execution `Error:` returns task_tool produces,
  and the middleware wrapper shape are all in there.

## Test plan
- `make lint` clean (backend + frontend).
- `pytest tests/test_subagent_status_contract.py
   tests/test_tool_error_handling_subagent_stamp.py` → 37 passed.
- `pnpm test --run` → 103 passed (was 76, +27 new).

## Migration / fallback retirement

The text-prefix fallback stays in place until backend telemetry shows
the frontend never hits it for newly produced messages. At that point
a follow-up PR can drop the prefix branches and keep only the
structured-status branch.

* fix(subtask): back-fill result/error from text when structured status present

Three follow-ups on the PR #3154 review:

1. `readStructuredStatus` no longer short-circuits the prefix parse.
   The backend currently stamps only the `subagent_status` enum value;
   the human-facing `result` body and wrapped-error message still live
   in `ToolMessage.content`. Dropping the text parse meant successful
   tasks rendered empty completed pills and wrapped failures lost their
   diagnostic. Now both shapes get composed: structured status wins,
   `result`/`error` come from text when both sides agree, and a lying
   success body under a `failed` stamp is dropped instead of leaking.

2. Replace the ESM-incompatible `__dirname` fixture lookup in
   subtask-result.test.ts with `fileURLToPath(new URL(..., import.meta.url))`.
   The frontend package is `"type": "module"`, so the previous path
   would have thrown at runtime if anything ever changed under the
   contract directory.

3. Drop the `$schema` reference from contracts/subagent_status_contract.json
   pointing at a file that doesn't exist in the tree.

Three new tests cover the structured + text composition: completed
back-fills the success body, failed back-fills the wrapper text, and
unrecognised content under a `failed` stamp stays empty rather than
echoing noise.

* fix(summarization): tag summary LLM calls nostream to stop phantom stream messages (#2503)

The SummarizationMiddleware runs its summary LLM call inside a before_model
hook. Without a nostream tag the summary tokens were captured by LangGraph's
messages-tuple stream callback and broadcast to the frontend as a phantom AI
message.

Generate a dedicated summary model copy tagged with "nostream" (merged on top
of any existing tags such as "middleware:summarize" so RunJournal attribution
is preserved) and override _create_summary / _acreate_summary to invoke it
directly. This avoids temporarily swapping the shared self.model, which would
otherwise leak the RunnableBinding across concurrent runs and break parent
logic that inspects the raw model (profile / _get_ls_params).

Add regression tests covering nostream tagging, concurrent-run isolation, raw
model preservation, and existing-tag merge.
