feat(agents): elide blocked write payloads from model-bound requests (#5329)
* feat(agents): elide blocked write payloads from model-bound requests A write_file / str_replace call rejected by the read-before-write gate never runs, yet its payload (up to 80 KB for a non-append write, unbounded for append) stayed verbatim in every later model request: nothing in the chain rewrites AIMessage tool-call arguments, and ToolOutputBudgetMiddleware only budgets ToolMessage output. The gate demands a re-read plus a fresh call, so the model re-emits the content anyway and the original is pure dead weight. - ReadBeforeWriteMiddleware stamps `deerflow_write_block` on the blocked ToolMessage and, in wrap_model_call, replaces the paired call's payload fields (content / old_str / new_str) with a short deterministic placeholder in the model-bound request only. state["messages"], receipts, loop detection, and the run journal keep the original arguments; nothing is externalized to disk, since a file reference to content the model must re-derive after reading the target would only invite bypassing the gate. - New `tool_call_args` helper rewrites every provider surface together (structured tool_calls, raw additional_kwargs.tool_calls, tool_use content blocks, tool_call_chunks) so strict providers never see them disagree; the gate only supplies the policy (which calls, what placeholder). - `read_before_write.elide_blocked_payloads` (default on) and `read_before_write.elide_min_chars` (default 2000) configure it; the runtime builder passes the config through and the middleware declares it via release_policy_parameters. Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com> * docs(agents): condense middleware guide entry 11 to fit the guidance budget The agent-guidance CI check failed: the effective AGENTS.md chain for agents/middlewares was 99673 bytes against a 98304-byte hard limit. The chain already sat at 98459 on main, so the ReadBeforeWrite entry could not grow. Rewrite entry 11 so it states the same facts (gate, lock scope, fail-open, authorization scope, blocked-payload elision, shared tool_call_args helper) in 1229 bytes instead of 2640; the chain is now 98262 bytes. Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com> * fix(config): bump config_version for the read_before_write elision keys Review follow-ups on #5329: - `read_before_write.elide_blocked_payloads` / `elide_min_chars` are new user-settable YAML keys, i.e. a config schema change, so bump `config_version` 40 -> 41 in config.example.yaml; without it an existing config.yaml gets no outdated-config warning and `make config-upgrade` has nothing to signal. - Say in the `elide_min_chars` description (and the example comment) that the threshold and the placeholder's size figure are Python character counts, not tokens: the same value spans roughly 3-4x in real context cost between ASCII and CJK text. - The builder wiring test now asserts only the wired `elide_min_chars` value instead of the whole `ReadBeforeWriteConfig` dump, so future knobs do not have to edit an unrelated test. Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com> * chore(helm): bump chart config_version to 41 validate-chart's config_version drift check failed after config.example.yaml moved to 41 in ef9ee267. Bare bump of the chart's embedded `config:` block and the README example; the chart does not mirror the read_before_write section, so no field changes are needed. Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com> * fix(agents): rewrite Responses and v1 content-block arguments too Review finding on #5329 (P2): the content rewriter only handled Anthropic `tool_use` blocks. With `use_responses_api=true` and `output_version='responses/v1'`, AIMessage.content carries `function_call` blocks whose `arguments` still hold the full write payload, and langchain_openai's Responses input builder emits that block instead of the rewritten structured call whose `call_id` it already carries. Standard `v1` `tool_call` blocks likewise keep `extras.arguments`, which the v1->Responses translator prefers over the structured args. So the blocked payload was still sent on every later Responses API request. `tool_call_args` now rewrites every content dialect that carries its own copy of the arguments: Anthropic `tool_use` (input, drop partial_json), Responses `function_call` (arguments, matched by call_id, `fc_...` item id and status preserved), and v1 `tool_call` / `tool_call_chunk` (args plus `extras.arguments`). Tests assert against the real adapter serializers: `_construct_responses_api_input` for responses/v1, v1, and v0 messages, `_convert_message_to_dict` for chat completions, and Anthropic `_format_messages` for native and v1 content, plus an end-to-end probe through the gate's wrap_model_call. * fix(agents): pair blocked writes per call occurrence and defeat Responses chaining Two review findings on #5329: - Tool-call ids may repeat across assistant turns (DanglingToolCallMiddleware pairs them with per-id queues). The gate matched blocked results against a history-wide id set, so a successful write sharing an id with a later (or earlier) blocked one also lost its payload and was labelled as blocked. `_blocked_call_occurrences` now pairs ToolMessages with call occurrences the same FIFO-per-id way and the selector keys on (message, call id). - With `use_previous_response_id`, the OpenAI adapter sends only the messages after the last AIMessage carrying a `resp_` response id and lets the server rebuild the rest from its stored copy, which still holds the original arguments and cannot be edited; every later response chains back to it. `rewrite_messages_tool_call_args` now drops every `resp_` id from the model-bound copy whenever it rewrote anything, so the adapter replays the full rewritten history (the `use_previous_response_id=False` request shape). OpenAI bills chained input tokens as input either way, so replay costs no more; the state keeps its ids. Tests cover success-before-block and block-before-success histories through the Chat Completions serializer, and chaining through `ChatOpenAI._get_request_payload` with `use_previous_response_id=True`: unrewritten history chains and omits the call, rewritten history is replayed with the placeholder and no `previous_response_id`. --------- Co-authored-by: Claude Fable 5.1 <noreply@anthropic.com> |

feat(gateway): add /health/ready readiness probe backed by the database (#5166)
* feat(gateway): add /health/ready readiness probe backed by the database
## Why
GET /health only proves the process is up: it returns 200 even when the persistence engine cannot reach the database. Orchestrators already treat it as a readiness gate (docker-compose.yaml marks the gateway service healthy and nginx depends_on service_healthy), so a DB outage or a still-migrating Postgres leaves the stack 'healthy' while every request fails.
## What changed
- New GET /health/ready endpoint: bounded SELECT 1 against the existing persistence engine (deerflow.persistence.engine.get_engine) with a 2s timeout.
- Response is 200 {'status': 'ready', 'database': 'ok'} when reachable, 503 {'status': 'degraded', 'database': 'unreachable'} when the probe fails, and 200 ready with database=not_configured for backend=memory (nothing to probe).
- GET /health is unchanged (pure liveness), and /health/ready is public through the existing /health auth whitelist.
- docker-compose.yaml gateway healthcheck now polls /health/ready so service_healthy reflects database reachability.
- Documented both endpoints in backend/app/gateway/AGENTS.md.
## Surface area
- [x] Backend API - new GET /health/ready endpoint under backend/app/gateway
- [x] Sandbox / Docker - gateway healthcheck in docker/docker-compose.yaml now gates on readiness
- [ ] Frontend UI / Agents / Skills / Dependencies
- [x] Default behavior change - existing /health unchanged; the prod compose healthcheck is stricter (503 while the database is unreachable)
## Validation
- New unit tests in backend/tests/test_gateway_health.py cover ok / unreachable / not_configured probe results and the 200/503 payload mapping (6 passed).
- app.gateway.app imports cleanly and registers both /health and /health/ready.
- ruff check + ruff format clean.

* fix(helm): point the gateway readiness probe at /health/ready
## Why
Review on #5166 (willem-bd, P1): the chart still probed /health for readiness,
so Kubernetes marked the pod ready and routed traffic while the database was
unreachable - exactly the failure mode /health/ready was added to catch.
## What changed
- deploy/helm/deer-flow/templates/gateway-deployment.yaml: readinessProbe
httpGet.path now hits /health/ready (DB-backed, 503 while the database is
unreachable). The liveness probe stays on /health.
## Verification
- One-line path change inside the existing readinessProbe block; git diff
confirms only the readiness path changed (liveness untouched).

* fix(gateway): readiness probe also checks the effective checkpointer/Store backend
## Why
Follow-up review on #5166 (willem-bd, P1): get_engine() only represents the
ORM backend selected by `database:`. The legacy `checkpointer:` section takes
precedence for the LangGraph checkpointer and Store, so a split configuration
(a local SQLite/memory `database:` with `checkpointer.type: postgres`) could
report 200 while the PostgreSQL backend agent runs depend on was down.
## What changed
- GET /health/ready now probes both persistence halves: the ORM engine behind
`database:` (unchanged) and the effective LangGraph checkpointer/Store
backend resolved with the runtime's own rule (legacy `checkpointer:` config,
otherwise derived from `database:`), for memory/sqlite/postgres backends.
- The payload gains a `checkpointer` field with the same
ok / not_configured / unreachable vocabulary as `database`; 503 degraded is
returned when either probe is unreachable.
- Probes are bounded by the existing 2s timeout: sqlite via aiosqlite SELECT 1
on the resolved path, postgres via a bounded psycopg AsyncConnection SELECT 1
on the DSN with the configured search_path. A missing driver for a configured
backend degrades readiness (the runtime could not run either).
- Documented the two-probe semantics in the endpoint docstring and
backend/app/gateway/AGENTS.md.
## Verification
- New tests: healthy ORM engine + unreachable legacy checkpointer backend ->
503 degraded with database: ok / checkpointer: unreachable; checkpointer
probe mapping for memory/sqlite(postgres missing-driver) backends; existing
payload tests now pin the checkpointer field.
- cd backend && python -m pytest tests/test_gateway_health.py: 11 passed.
- app.gateway.app imports cleanly; ruff check + ruff format clean.

* fix(gateway): bound /health/ready to one deadline and probe the startup checkpointer snapshot
## Why
Second round of review on #5166 (zhfeng P1/P2, willem-bd P1/P1/P2). Three
correctness issues remained in the readiness endpoint:
- The database and checkpointer probes ran sequentially, each allowed 2s, so a
healthy response could take almost 4s - past Kubernetes' 1s default
readinessProbe timeout and inside Docker's 3s client timeout. A slow but
healthy backend could make every replica unready.
- The checkpointer probe re-resolved process-wide, hot-reloaded configuration
per request, while app.state.checkpointer/store are built once from the
startup_config snapshot in langgraph_runtime(). After a live config edit the
endpoint could probe a backend the running gateway does not use, and a
resolution failure was swallowed into None -> not_configured -> 200.
- The SQLite probe opened the path with aiosqlite.connect(), which creates the
file when missing: a deleted checkpoint database was silently resurrected as
an empty file and reported ok instead of surfacing the outage.
## What changed
- backend/app/gateway/health.py: the two probes now run concurrently beneath a
single endpoint-wide deadline (_READINESS_DEADLINE_SECONDS=3.0) so a healthy
response completes within one probe window (~2s), never the sum of both.
A probe that overruns the deadline degrades the endpoint instead of hanging.
- langgraph_runtime() now records the checkpointer/Store config resolved from
the same startup_config snapshot its checkpointer/store singletons are built
from (app.state.checkpointer_config); /health/ready probes that snapshot and
never re-resolves hot-reloaded config. resolve_checkpointer_config() returns
None on resolution failure and the endpoint fails closed (503, checkpointer:
unreachable) instead of reporting not_configured.
- The SQLite probe opens disk-backed paths with the non-creating mode=rw URI
flag, so a missing database file stays missing and yields unreachable;
in-memory forms (:memory:, file:...mode=memory) have nothing external to
probe and report not_configured like the memory backend.
- Orchestrator timeouts now sit above the endpoint bound: Helm readinessProbe
gains timeoutSeconds: 5 (Kubernetes default is 1s) and the docker-compose
gateway healthcheck client timeout moves from 3s to 5s.
## Verification
- New regression tests: concurrent probes keep total elapsed time within one
probe window; a probe ignoring its budget trips the endpoint deadline to 503;
missing SQLite file stays absent and yields unreachable; in-memory SQLite
forms map to not_configured; missing startup snapshot / config resolution
failure fail closed to 503; resolve_checkpointer_config() raising is covered.
- cd backend && python -m pytest tests/test_gateway_health.py: 21 passed;
tests/test_gateway_docs_toggle.py and lifespan/shutdown gateway suites pass.
- ruff check + ruff format clean on all changed files.

* fix(gateway): serialize connection-opening readiness probes behind a strict gate
## Why
Review on #5166 (willem-bd, P1): every request to /health/ready opened a new
PostgreSQL connection in _probe_postgres_backend, outside both the ORM pool and
the runtime checkpointer pool. The route is public through the /health auth
prefix and nginx proxies /health/*, so concurrent unauthenticated requests
could create an unbounded number of connections (each held for up to two
seconds), exhaust PostgreSQL max_connections, and take down both normal
traffic and the readiness probe itself.
## What changed
- backend/app/gateway/health.py: connection-opening checkpointer probes
(sqlite connect, postgres AsyncConnection.connect) now run inside a strict
per-process gate - an asyncio.Lock cached per running event loop - so at
most one probe connection can be in flight per worker process. Requests
that queue behind the gate are still shed by the existing endpoint-wide
deadline, so a flood cannot pile up new connections or open files.
- Memory and unknown-backend decisions stay outside the gate; payload and
probe semantics are unchanged. The serialization is documented in the
module docstring and backend/app/gateway/AGENTS.md.
## Verification
- New regression test: 8 concurrent readiness_payload() requests against an
instrumented sqlite probe assert the maximum number of in-flight probe
connections is 1 while every request still returns 200.
- cd backend && python -m pytest tests/test_gateway_health.py: 22 passed;
tests/test_gateway_docs_toggle.py and tests/test_gateway_lifespan_shutdown.py
also pass on the merged main head.
- ruff check + ruff format clean on all changed files.

feat(auth): make login rate-limit parameters configurable, fixes #5108 (#5110)
* feat(auth): make login rate-limit parameters configurable, fixes #5108 Add auth.local.max_login_attempts (default 5) and auth.local.lockout_seconds (default 300) so operators can tune the per-IP login throttle: raise the ceiling for shared-egress-IP offices behind proxies/NAT, or tighten it for stricter posture. Policy is live-read per call (matching the _local_registration_enabled precedent), so a config reload applies without a Gateway restart; raising the threshold mid-lockout immediately unblocks affected IPs. Review feedback addressed (willem-bd): - Only FileNotFoundError falls back to the hardcoded defaults; a malformed config propagates, mirroring _local_registration_enabled, so an operator who tightened the policy never silently gets the more permissive defaults. - _check_rate_limit looks up the record before resolving the policy, so a clean IP pays zero config reads (get_app_config re-hashes config.yaml per call and login_local is an unauthenticated async endpoint). Bumps config_version to 39 in config.example.yaml and the Helm chart (values.yaml + README example) so the chart drift check stays green. * fix(auth): reject max_login_attempts=1 and honor live lockout_seconds for active lockouts * fix(auth): close live-policy state gaps in login throttle (resurrection, count reset, broken-config verification) * fix(auth): commit evaluated lockout duration on decreases too, preventing raise-resurrection * test(auth): pin broken-config fail-closed sequence through the login route * fix(auth): sweep expired locks by stored sentence and keep policy reads off the event loop * fix(auth): re-read throttle record after the policy-resolution yield point --------- Co-authored-by: Willem Jiang <willem.jiang@gmail.com> |

feat(harness): deterministic tool receipts with model-visible ledger (RFC #4651, layer 1) (#4659)
* feat(harness): add deterministic tool receipts with model-visible ledger Stamp an immutable per-call fact record (tool name, status, args/output hashes, byte count, timestamp) onto every tool result via a new ToolReceiptMiddleware, and inject the derived receipt ledger (r1..rN) into the model context so subagent reports can cite executed actions. - tool_receipt.py: receipt core (make/extract/render), newest-first budget eviction, ids derived from the append-only message stream - ToolReceiptMiddleware: stamps ToolMessages directly or inside Command-wrapped results; hidden ledger injection mirrors DurableContextMiddleware; sits between ToolProgress and ToolErrorHandling with a build-time ordering guard - config: new verification section (receipts on, judge off), config version 32 -> 33 with example/helm/docs updates * feat(harness): split receipt rendering from stamping; address PR review Review fixes (PR #4659): - output_sha256 now uses sort_keys=True for structured content, matching the order-invariant args fingerprint - stamping failures log at warning (silent ledger gaps would corrupt citations); tool execution remains never blocked - _insert_after_leading_system_messages extracted to shared public message_utils.insert_after_leading_system_messages; both middlewares depend on it instead of a private cross-module helper - code comments in English RFC #4651 revision-2 alignment: - receipts_render_mode config ('always' | 'delegation_only'): subagent chains always render the ledger (citations are produced there); the lead chain renders only while processing subagent results, removing the always-on token tax from ordinary turns - receipts gain bounded args_preview/output_preview (<=200 chars, tail for output) so later typed claim bindings (tests_passed) can anchor to a specific recorded execution * docs(harness): state receipt freshness caveat and vocabulary layering in module docstring * merge: upstream/main — resolve AGENTS.md split, bump config_version to 34, drop unused receipt previews - backend/AGENTS.md: take upstream's slimmed root guidance (#4799); move the ToolReceiptMiddleware chain entry into agents/middlewares/AGENTS.md and the verification.* hot-reload mention into config/AGENTS.md - config.example.yaml + helm values/README: config_version 33 -> 34 so existing v33 configs get the outdated-config prompt (review: willem-bd) - tool_receipt.py: drop args_preview/output_preview — no Layer 1 consumer reads them; re-add with the Layer 2 claim-binding consumer (review: willem-bd) * docs(harness): cover receipt id renumbering after compaction in module docstring Positional display ids are stable only while history is append-only; compaction drops ToolMessages and the survivors renumber, so Layer 2 citation verification must resolve [rN] against the ledger as of the citing turn (review: willem-bd, doc-only). * chore(config): bump config_version to 35 main reached 34 via #4780 without the verification section; publishing the new schema at the same number would silently skip the outdated-config prompt for configs synced from main in that window (review: willem-bd). * fix(skills): restore errno import dropped upstream in #4830 upstream/main adf6c422 uses errno.ENOTDIR in the drift guard but removed the import, so the PR merge ref fails lint-backend (F821). * fix(harness): harden tool receipts against forgery and turn-scope delegation_only Address willem-bd's pre-merge review on #4659: 1. Untrusted receipt metadata: the gateway now strips the server-owned deerflow_tool_receipt key from external input messages; stamping always overwrites any tool-supplied value instead of preserving it; and extract_tool_receipts validates persisted receipt shapes (required typed fields, unknown keys ignored) so malformed entries are skipped instead of crashing render or passing as runtime-stamped evidence. 2. delegation_only no longer sticks on: _should_render now scopes the subagent_status scan to the current turn (messages after the latest genuine user message), so an old completed delegation stops rendering the ledger on later ordinary turns. The genuine-user predicate moves to message_utils.is_genuine_user_message, shared with input sanitization. * fix(harness): stamp receipts outside short-circuiting tool middlewares Address willem-bd's review on #4659: ToolReceiptMiddleware was registered inside Guardrail/SandboxAudit/ReadBeforeWrite/ToolProgress, each of which can return a ToolMessage without invoking its handler — blocked calls (e.g. a read-before-write-denied write_file) never got a receipt, silently gapping the ledger on a default-enabled path. SandboxAudit additionally rebuilds medium-risk results, dropping an inner stamp. ToolReceiptMiddleware is now the outermost wrap_tool_call layer in the runtime tail. Normal results still carry deerflow_tool_meta (stamped by ToolErrorHandling on the inner return path); short-circuit messages self-stamp meta or fall back to message.status. The new invariant is declared as ordering constraints in deerflow.extensions.ordering, with composed-chain regression tests for a blocked write and a warn-rebuilt bash result. |

fix(docker): let the Gateway write extensions_config.json in production (#4852)
* fix(docker): let the Gateway write extensions_config.json in production AGENTS.md states extensions_config.json may be edited at runtime through the Gateway API, and the Gateway implements that for the MCP enable switch, PUT/PATCH /api/mcp/config and the skill update route. Two properties of the production compose stack made every one of those writes fail: - the file was mounted read-only, and - Docker mounts it as its own mount point, so the temp-file-plus-rename in atomic_write_extensions_config hit EBUSY. Linux refuses rename() over a mount point whether or not the mount is writable, so making the mount read-write alone is not enough. Mount it read-write and fall back to an in-place overwrite on EBUSY only. The fallback is deliberately non-atomic and says so in a warning; it is reached only where the atomic route cannot work, and any other errno still propagates. config.yaml stays read-only: no API writes it. docker-compose-dev.yaml mounts the whole project directory, so the destination is an ordinary file there and this never surfaced in development. * test(docker): parse mount options instead of matching a :ro suffix Docker's short-syntax options segment is comma-separated, so a read-only mount can legally be spelled ":ro,z" or ":z,ro" — common with SELinux relabelling. Matching the raw string for a ":ro" suffix reads those as writable, which silently defeats the guard: the writability assertion would pass on a read-only mount, and the config.yaml assertion would fail on a correctly read-only one. Parse the options segment and test membership instead, and cover the parser with the spellings that broke the suffix check. * fix(config): harden mutable extensions config |

* feat(channels): add Buzz (Nostr) channel connector Adds a Buzz (https://github.com/block/buzz) channel so DeerFlow can join a Nostr-relay workspace as a member: it answers @mentions in channels, replies to DMs, and streams answers by editing one message in place. * app/channels/buzz_nostr.py — pure NIP-01 helpers: canonical event ids, BIP-340 signing/verification, chat/edit/auth builders, relay frames. * app/channels/buzz.py — BuzzChannel: one NIP-42-authenticated websocket, channel discovery (kind 39000) with one subscription per channel, live membership tracking (44100/44101), per-channel replay watermarks, and replies posted once then edited in place (kind 40003). * app/channels/buzz_run_policy.py — same-thread serialization, mirroring the Feishu precedent. Inbound is gated in order: signature verification, self-drop, /connect bind-and-return, pubkey allowlist, then mention / DM / mention-free / thread-follow. Off by default; needs the new optional `buzz` extra (coincurve, lazily imported), which detect_uv_extras resolves from channels.buzz.enabled the same way it already handles channels.discord. Two relay behaviours drove the design and are worth knowing when reviewing: a global {"kinds":[9]} subscription receives nothing from buzz-relay and a multi-value "#h" filter receives nothing either, so one REQ per channel is required; and a single global `since` cursor skips quiet channels, so watermarks are per channel. Signed-off-by: Ajay R <ajayr@formbuddy.com> * fix(channels): only publish assistant messages from the IM stream `_accumulate_stream_text` decided what streamed `messages-tuple` payloads become displayable text by rejecting ONLY payloads whose `type` contained "tool", so it published everything else. DeerFlow writes hidden model context into the messages channel as ordinary messages -- memory recall and the rewritten user turn as hidden HumanMessages (DynamicContextMiddleware), the `<durable_context_data>` block as another (DurableContextMiddleware) -- and LangGraph fans those state writes out on the messages stream, so they reached every streaming IM channel as the assistant's reply. Proved live on a Buzz relay: the connector published a `<memory>` fact block and, in another run, a verbatim echo of the user's own inbound message. Affects Feishu, Telegram, WeCom and Buzz; worst on Buzz, where each update is an immutable public Nostr event that a corrective edit cannot unpublish. Invert the filter to an allowlist of assistant message types. Two new pure helpers keep it testable: - `_stream_payload_type` resolves the type from both shapes the function already handles: the `model_dump()` shape the gateway emits, and LangChain's `to_json()` constructor shape whose own `type` is the literal "constructor" and whose class name is the tail of the `id` path. - `_is_assistant_stream_type` matches "ai"/"assistant" by PREFIX, not substring -- ordinary words contain "ai" ("chain", "domain"), and a substring test would admit a foreign type name by accident. The bare-`str` branch is removed: an untyped payload cannot be attributed to the assistant, nothing in DeerFlow produces one (serialize_messages_tuple always emits `[message_dict, metadata]`), and a runtime that emitted raw text deltas would emit hidden context the same way. Per-message-id buffering and merging are unchanged. Tests pin both directions, including multi-chunk merging across one message id, so the allowlist cannot silently kill streaming, plus an end-to-end `_handle_streaming_chat` test asserting the live payload never reaches an outbound message. Co-Authored-By: Claude Opus 5 <noreply@anthropic.com> Signed-off-by: Ajay R <ajayr@formbuddy.com> * chore(helm): bump config_version to 33 in chart values and README config.example.yaml moved to 33 for the buzz channel block; the chart's embedded config example and its README copy track it (config_version only drives the outdated-config warning, per scripts/check_config_version.sh). feat(checkpoint): checkpoint history cache (#4638)
* feat(checkpoint-cache): delta-mode checkpoint history cache with recursive compose
Read-only, invalidation-free cache for LangGraph delta-channel history
({writes, seed}) at the get_delta_channel_history choke point:
- database.checkpoint_cache config (memory|redis; max_entries 0=disabled;
redis bounded by TTL, Gateway/async only)
- memory LRU backend (copy-on-read, zero-serde hit path) and redis backend
(lazy import, degrades to all-miss on outage)
- CachedHistorySaver: recursive composition from the nearest warm ancestor
(depth budget 8), caching each level; depth-0 cold chains delegate one
inner fast-path walk. Entries keyed by immutable
(db, thread, ns, checkpoint_id, channel) — no invalidation, coherent
across workers
- provider wiring: wraps in delta mode only (async + sync), full mode
untouched; sync path is memory-only
- bench opt-in: DEERFLOW_CHECKPOINT_BENCH_HISTORY_CACHE=1
sqlite bench (500 updates, payload 2KB): write phase 2.28x at f=250,
1.32x at f=10; one delegated walk per thread cold start.
* chore(config): bump config_version to 32 for database.checkpoint_cache
The checkpoint history cache feature added the database.checkpoint_cache
section to config.example.yaml; bump the schema version so existing
deployments get the outdated-config warning and can run make config-upgrade.
* chore(helm): bump config_version to 32 in chart values and README
* fix(checkpoint-cache): purge thread history entries on delete paths
Addresses review on #4638: delete_thread/prune removed source-of-truth
checkpoints but left the thread's materialized history payloads in the
cache (memory: until LRU eviction; redis: until TTL, default 1 day) — a
data-lifecycle gap for tenant offboarding / GDPR-style erasure.
- Cache contract gains thread-scoped adelete_thread/delete_thread
(lifecycle purge, not invalidation; entries remain immutable)
- Memory backend: stem scan over the LRU map; redis: SCAN MATCH + UNLINK,
outage degrades to TTL-bounded retention without raising
- CachedHistorySaver purges on delete_thread/adelete_thread and
prune/aprune (prune rewrites chains, so pre-prune histories must go);
delete_for_runs stays delegation-only (run->thread mapping unavailable,
no in-tree callers), documented in code
- ttl_seconds description documents the residual-retention window
- Tests: thread-scoped purge on both backends, saver-level delete/prune
purge, prefix-safety (t1 vs t10), redis outage degradation, and the
pinned no-purge behavior of delete_for_runs
* fix(checkpoint-cache): stable db identity, prefix-aware sync singleton, explicit zero TTL
Addresses Copilot review on #4638:
- checkpoint_cache_db_hash now hashes the credential-free postgres
identity (host:port/database + schema): credential rotation no longer
changes the cache namespace (cold cache + orphaned keys until TTL).
Unparseable URLs fall back to the raw string.
- The sync-path memory cache singleton is also keyed by its key_prefix:
a namespace change (db identity change or operator override) recreates
the cache instead of leaving stale-prefix entries unreachable and
unpurgeable.
- ttl_seconds=0 is now an explicit, documented opt-out of redis expiry
(SET without EX; redis maxmemory policy only) instead of a silent
'ttl_seconds or None' coercion.
Tests: credential-rotation hash stability, unparseable-URL fallback,
prefix-change singleton recreation, same-prefix singleton reuse, and
zero-TTL wire behavior (ex=None).

fix(sandbox): enforce disabled skills in filesystem views (#4178)
* fix(sandbox): project enabled skills into sandbox views * fix(skills): keep projection mutations consistent * fix(skills): fail closed on projection errors * fix(skills): isolate per-scope failures during boot projection rebuild rebuild_all_skill_projections() propagated any exception from the public rebuild or from a single user's rebuild straight out of the gateway lifespan startup, uncaught. A single broken user directory (bad permissions, corrupted _skill_states.json, unreadable content) would therefore abort gateway boot for every user, not just that one - _rebuild_*_locked already fails closed internally (clears the view and re-raises), so the boot loop only needed to stop treating that re-raise as fatal. Each scope's rebuild now fails closed independently and boot continues; a scope left empty by a boot failure self-heals on the next sandbox acquire via ensure_skill_projections(). Also patches deerflow.skills.projection.rebuild_all_skill_projections in the memory-flush lifespan test fixture, matching the two sibling fixtures in the same file — this call is now on the lifespan startup path and the fixture's minimal SimpleNamespace config predates it. * test(skills): update authz test for the projection-aware public toggle _persist_shared_skill_state (introduced earlier in this branch) reads the shared extensions_config.json fresh from disk under the projection lock instead of through the cached get_extensions_config() singleton - that's the whole point of the fix (stale worker caches must not clobber another worker's concurrent update). The name no longer exists on the skills router module, so the test's monkeypatch of it started raising AttributeError instead of exercising the endpoint. The mock storage in this test isn't a real LocalSkillStorage instance, so _persist_shared_skill_state's projection-mutation branch is already skipped (nullcontext) and it falls back to a fresh ExtensionsConfig() for the nonexistent tmp config_path - no replacement monkeypatch needed. * fix(sandbox): make skill projection ensure best-effort in acquire acquire() called _ensure_skills_projection() directly, outside any try/except, in both LocalSandboxProvider and AioSandboxProvider. Every other skill-mount setup path in these providers has always caught exceptions and logged a warning rather than failing sandbox acquire outright (e.g. when config.yaml can't be resolved) - these two new call sites broke that contract, so any projection failure (including simply not having a config.yaml, as in CI's test environment) now failed acquire() itself instead of just leaving skill mounts off. _ensure_skills_projection now catches its own exceptions and returns None; both providers' callers already tolerate that (a None projection skips the skill-specific mounts, matching the existing degrade path) after making _append_public_skill_mapping and the custom/legacy mount block in LocalSandboxProvider explicitly None-safe. Caught by running the full suite with config.yaml removed, matching CI's environment - not caught locally because a real config.yaml was present, masking the failure. * fix(sandbox): make E2B skill projection mounts best-effort _skill_projection_mounts called ensure_skill_projections with no guard, unlike Local/AIO's _ensure_skills_projection. A raise propagated out of _apply_mounts before the configured-mounts loop ran, so a skills projection failure dropped the operator's own configured mounts too - only caught by create()'s outer warning, with nothing applied at all. Swallow here and return an empty mount list on failure, matching the Local/AIO pattern: still fail-closed for skills, but no longer widens the blast radius to unrelated configured mounts. Review feedback from PR #4178. * docs(skills): document projection trade-offs flagged in review - _update_tree_digest: note the metadata-only (not content) hashing trade-off and why runtime writes through this codebase are still covered regardless (rebuild-under-lock + rename always changes inode). - LocalSandboxProvider.acquire: note the acquire-time self-heal cost (cheap on a fresh manifest, ~400ms rebuild under lock on stale/drift). - skill_projection_mutation: drop the no-op except-Exception-then-raise; a raise from the mutation already propagates past the yield with the view left cleared, no explicit re-raise needed. - provisioner README: spell out that hostPath skills volumes require the gateway and K8s node to share DEER_FLOW_HOST_BASE_DIR (single-node or shared storage), and that the custom/legacy volumes' hostPath type Directory (not DirectoryOrCreate) makes a violation of that assumption a visible Pod-creation failure instead of a silent empty mount. Review feedback from PR #4178. * fix(skills): lazily repair user projections * fix(skills): close projection review gaps * fix(skills): refresh user projection enable state * fix(skills): close projection review follow-ups * fix(skills): preserve state across projection writes --------- Co-authored-by: Willem Jiang <willem.jiang@gmail.com> |

fix(auth): let deployments close local self-registration (#4311)
* fix(auth): let deployments close local self-registration The OIDC provisioning policy (allowed_email_domains, require_verified_email, auto_create_users) is enforced only in the SSO callback via get_or_provision_oidc_user. POST /api/v1/auth/register creates a local account without consulting any of it, and nothing can turn that path off, so a deployment declaring an email-domain allowlist can still be joined by any address through local registration. Add auth.local.allow_registration (default true, so existing deployments are unchanged) and gate /register on it before the account is created. Report the flag from /setup-status so the login page stops offering a signup entry the Gateway will reject. /initialize is deliberately not gated: it is the bootstrap path, guarded by admin_count == 0, and closing it would leave a fresh install unable to create its first admin. An unreadable config.yaml falls back to the pre-gate default (open) rather than making these two endpoints a hard dependency on the file. * docs(auth): align registration-gate fallback wording with the FileNotFoundError catch |

feat(memory): memory template externalization (#4286)
* feat(memory): template externalization — externalized prompts + signal patterns Externalize two categories of hardcoded content in the DeerMem memory backend so operators can customise them without touching Python code. Prompt externalization (plugin 06): - 4 memory extraction prompts moved from Python string constants to YAML files under core/prompts/ (consolidation / fact_extraction / memory_update.chat / staleness_review). - load_prompt(name) and load_prompt_messages(name, variables) loaders. - memory_update uses the chat format (system / user message split) for prompt-caching-friendly system prefixes; other prompts stay text. - The extraction callback + per-agent prompt directories + Jinja2 dependency are intentionally not included (minimal surface). - Compatible with the upstream prompt additions from #4143 (expected_valid_days, staleFactsToExtend, KEEP/REMOVE/EXTEND in staleness review). Signal-pattern externalization (plugin 07, regex only): - Correction and reinforcement detection patterns externalised to core/message_patterns/{correction,reinforcement}.yaml. - load_patterns(name, patterns_dir) loader with bundled defaults. - detect_correction / detect_reinforcement accept a keyword-only patterns= parameter; signatures are backward-compatible. - patterns_dir config field added to DeerMemConfig. - Importance scorer (importance.py, build_importance_scorer, _prepare_update changes) is NOT included — deferred to a later PR. Co-Authored-By: Claude <noreply@anthropic.com> * fix(memory): fail loudly on invalid yaml in prompt/pattern loaders Replace silent error handling in load_prompt / load_prompt_messages / load_patterns so malformed yaml or missing required keys raise ValueError with the file path rather than a raw YAMLError traceback or silent empty-string / empty-list return. Changes: - load_prompt: YAMLError -> ValueError(path); missing/empty 'template' key -> ValueError - load_prompt_messages: YAMLError -> ValueError(path); missing/empty 'messages' key -> ValueError; KeyError from .format (placeholder mismatch) -> ValueError - load_patterns: YAMLError -> ValueError (was silent warn+return []). OSError still degrades (permission, not format). Not-a-list yaml -> ValueError (was silent warn+return []). Co-Authored-By: Claude <noreply@anthropic.com> * fix(memory): wire prompts_dir through updater, fail-loud patterns_dir, bump config_version Addresses PR feedback on the template-externalization PR: P1 — Wire prompts_dir into the DeerMem update path: - Add prompts_dir field to DeerMemConfig (default None = bundled defaults). - Thread it through DeerMem -> MemoryUpdater.__init__(prompts_dir=). - _build_staleness_section / _build_consolidation_section accept prompts_dir= keyword and call load_prompt() instead of relying on module-level shim constants. - _prepare_update_prompt passes prompts_dir to load_prompt_messages and to both section builders. - Add _PROMPT_CACHE to load_prompt so repeated lookups (once per memory-update cycle) do not re-read yaml from disk. P2 — Explicit patterns_dir must find its files: - When patterns_dir is explicitly set and a YAML file is missing, load_patterns() raises FileNotFoundError instead of silently caching an empty list. Bundled defaults (patterns_dir=None) still log a WARNING and return [] for a missing bundled file (packaging bug). P3 — Bump config_version and sync Helm: - config.example.yaml: 26 -> 27 - deploy/helm/deer-flow/values.yaml: 26 -> 27 - deploy/helm/deer-flow/README.md: 26 -> 27 - scripts/check_config_version.sh confirms parity. Tests: 224 passed (218 memory + 6 config_version). Lint: ruff check + ruff format --check pass. Co-Authored-By: Claude <noreply@anthropic.com> * fix(memory): cache load_prompt_messages, validate format fields, fail-loud load_patterns Review feedback from willem-bd: Cache for load_prompt_messages: Add _CHAT_TEMPLATE_CACHE + _render_messages() helper so the parsed chat templates are cached per (name, agent, prompts_dir). On cache hit only .format() rendering runs; the yaml file is read once per key. Validate format field in both loaders: load_prompt rejects format='chat' (redirects to load_prompt_messages); load_prompt_messages rejects format='text' (redirects to load_prompt). Prevents operators from loading a chat yaml via the text loader (or vice versa) without a clear error. Load_patterns fail-loud for explicit directories: - OSError (permission, etc.) now raises for explicit patterns_dir instead of silently disabling detection. - Malformed entries (missing/empty pattern key, wrong type) are skipped with a WARNING instead of silent skip. - Unknown flag names are warned instead of silently dropped. - re.error from compile() raises ValueError with file path and entry index instead of a bare re.error traceback. Co-Authored-By: Claude <noreply@anthropic.com> * fix(memory): thread agent_name through section builders, validate explicit prompts at construction, bump config_version to 28 P1 — Thread agent_name through staleness/consolidation section builders: _build_staleness_section and _build_consolidation_section now accept agent_name= and pass it to load_prompt(), so per-agent prompt overrides work for section templates too (not just memory_update). Previously only prompts_dir was threaded; agent_name was ignored for section builders. P1 — Validate explicit prompts at DeerMem construction: When DeerMemConfig.prompts_dir is explicitly set, DeerMem.__init__ now pre-loads all four prompt templates (staleness_review, consolidation, fact_extraction, memory_update with dummy variables) at construction time. A missing file, malformed YAML, or invalid placeholder raises immediately at startup instead of being caught by the updater's generic error handler and silently dropped as a failed update. P2 — Advance config_version to 28: Upstream main already consumed the previous 26→27 bump with a different schema change. Bump config.example.yaml, Helm values.yaml, and Helm README.md to 28 to version this PR's patterns_dir and prompts_dir additions. Co-Authored-By: Claude <noreply@anthropic.com> * fix(memory): render text templates at construction, propagate PromptConfigurationError Keep prompt-configuration failures out of the recoverable update catch: - Define PromptConfigurationError(ValueError) in prompt.py. Raised by load_prompt, load_prompt_messages, and _render_messages for bad yaml, missing keys, and invalid placeholders. - _do_update_memory_sync_impl, update_memory's executor path, and _process_queue all re-raise (PromptConfigurationError, FileNotFoundError, OSError) before the generic except Exception, so a bad explicit prompt is never silently returned as False. - DeerMem.__init__ prompt validation now renders text templates with dummy variables (.format(stale_facts="") etc.) so an unknown placeholder in staleness_review.yaml, consolidation.yaml, or fact_extraction.yaml is caught at construction. Co-Authored-By: Claude <noreply@anthropic.com> * fix(memory): drop re-raise guards, soften validation comment, exclude dormant fact_extraction - Remove (PromptConfigurationError, FileNotFoundError, OSError) re-raise guards from _do_update_memory_sync_impl, update_memory executor path, and _process_queue. The existing except Exception: logger.exception(...) already logs prompt-config errors at ERROR with full traceback; the re-raise was killing the entire batch and only surfacing via stderr. Per-agent override errors now log at ERROR per-item without aborting co-tenant updates. - Soften the construction validation comment to clarify it only covers global templates. Per-agent overrides are validated lazily at first use and logged at ERROR by the updater's exception handler. - Drop fact_extraction from construction validation (dormant prompt with no runtime caller; the shim + yaml remain for backward compat). fix(skills): add security_fail_closed option for moderation model outages (#4297)
* fix(skills): add security_fail_closed option for moderation model outages When the skill security moderation model call fails, scan_skill_content previously blocked ALL content (executable and non-executable), which turns a moderation-model outage into a denial of service for skill writes. Add a skill_evolution.security_fail_closed option (default True, preserving current behavior). When set to False, non-executable content is allowed with a warn decision during an outage while executable content is still blocked. Closes #3021 * fix(config): bump config_version to 27 and format skill_evolution config Address review feedback on #4297: - Bump config_version 26 -> 27 so existing installs are flagged outdated and pick up skill_evolution.security_fail_closed via make config-upgrade. - Apply ruff format to skill_evolution_config.py to satisfy the backend formatting gate. - Add config-version/upgrade regression tests covering the v26 outdated warning and merging security_fail_closed without changing user values. * fix(helm): bump chart config_version to 27 to match config.example.yaml Keeps deploy/helm/deer-flow/values.yaml and its README example in sync with the config schema bump, satisfying scripts/check_config_version.sh (validate-chart CI). * fix(skills): surface fail-open security scan in logs Address @willem-bd review feedback on #4297: - Log an operator-visible warning when the moderation model is unavailable and fail-open lets non-executable skill content through as a warn, so a skipped scan is no longer silent. - Reword the model-call-failed log so it stays accurate under both fail-closed and fail-open policy instead of always claiming a "conservative fallback". - Add a regression test asserting the fail-open warn path emits the warning log. |

fix(nginx): allow long chat prompts through /api/langgraph/ without a raw 500 (#4277)
nginx's default client_max_body_size (1m) and proxy_request_buffering (on) were never overridden for the chat/LangGraph route, only for the upload route. A long pasted prompt either exceeded the default size limit (413) or got spooled to a temp file before reaching Gateway, which can fail with a raw nginx 500 on a non-root local run if that temp directory isn't writable -- reproduced independently (real nginx 1.28.3, byte-identical error page and matching error-log Permission denied line) while confirming fancyboi999's diagnosis in issue #3952. Mirrors the upload route's existing client_max_body_size / proxy_request_ buffering fix onto /api/langgraph/ in all three places this nginx config is maintained (Docker prod, local make dev, and the Kubernetes/Helm ConfigMap), sized smaller (20M) since this route only ever carries JSON chat text, never binary file uploads. |

fix(helm): default sandbox Services to ClusterIP (#3929) (#4190)
* fix(helm): default sandbox Services to ClusterIP (#3929) The K8s sandbox provisioner supports both NodePort and ClusterIP via SANDBOX_SERVICE_TYPE (added in #4016), but the Helm chart never set it, so real-cluster installs inherited the NodePort default. That bound the code-execution sandbox on every node's interfaces - including externally reachable ones on GKE/EKS/AKS - and pinned every sandbox URL to one node IP (SPOF on node reboot/drain/ephemeral-IP). Default the chart to ClusterIP: the provisioner returns a cluster-DNS URL (http://sandbox-<id>-svc.<ns>.svc.cluster.local:8080) so the gateway-> sandbox hop stays inside the cluster network - no node IP, no 30xxx port, no external exposure. The chart always runs the gateway in-cluster, so ClusterIP is always correct there. NodePort remains an opt-in (provisioner.sandboxServiceType: NodePort + nodeHost) for the Docker-Compose/hybrid path where the gateway is not in K8s and cannot resolve .svc.cluster.local; the provisioner code default stays NodePort for that path. - values.yaml: add provisioner.sandboxServiceType ("ClusterIP") - provisioner-deployment.yaml: emit SANDBOX_SERVICE_TYPE; gate the NODE_HOST block on NodePort mode (default "ClusterIP" for upgrade safety) - NOTES.txt + README.md: document ClusterIP default + NodePort opt-in No change to docker/provisioner/app.py (already mode-aware since #4016) or RBAC (services verbs already cover ClusterIP). * test(helm): assert sandbox Service-type gating + CHANGELOG the default flip (#3929) Address review on #4190: - Add scripts/check_chart_sandbox_service.sh: renders the chart for the default (ClusterIP, no NODE_HOST), the NodePort opt-in (both emitted), and NodePort+nodeHost (literal value, not downward API). Locks in the #3929 gating so a regression (e.g. re-adding an unconditional NODE_HOST, or dropping the `default "ClusterIP"` upgrade-safety fallback) fails CI. Wired into .github/workflows/chart.yaml validate-chart job. (#2) - CHANGELOG [Unreleased] -> Changed: note the NodePort->ClusterIP default flip on upgrade + the `sandboxServiceType: NodePort` opt-back-in. (#4) No chart template changes (the gating itself landed in the first commit). --------- Co-authored-by: Willem Jiang <willem.jiang@gmail.com> |

fix(memory): flush memory queue on graceful shutdown to prevent loss (#4181)
* fix(memory): bounded shutdown flush via MemoryManager.shutdown_flush Re-applies the memory-queue shutdown drain on top of the pluggable MemoryManager abstraction (#4122): the old top-level MemoryUpdateQueue singleton is gone, so the drain is now a backend contract instead of host code reaching into the queue. - MemoryManager ABC: shutdown_flush(timeout) -> bool. Every backend implements a bounded graceful-shutdown drain. - DeerMem: queue.flush_sync (daemon-thread + Event.wait hard timeout for the uninterruptible sync LLM call; joins an in-flight worker first so contexts a debounce Timer already pulled out are not lost on exit; skips inter-item sleep on the drain path; per-item succeeded/failed count), exposed via shutdown_flush. - noop: shutdown_flush is a clean no-op success. - Gateway lifespan: call get_memory_manager().shutdown_flush(timeout) after channels/scheduler stop, via asyncio.to_thread, try/except bounded. No host-level pending/processing guard -- the backend short-circuits on an idle buffer, so the host cannot "forget" the in-flight case (structurally eliminates the guard race flagged on the prior revision). - shutdown_flush_timeout_seconds added to the shared MemoryConfig (host-owned lifecycle budget, default 30, 1-300) + exposed on MemoryConfigResponse and the embedded client; config_version 25 -> 26. Tests: queue flush_sync (7), lifespan drain incl. False-branch caplog assertion + disabled gate (3), ABC contract noop/deermem (3). * fix(chart): gateway grace period so memory drain is not SIGKILLed K8s defaults terminationGracePeriodSeconds to 30s, shorter than the Gateway's graceful-shutdown work (channel stop ~5s + memory queue drain default 30s). Without an explicit grace period, K8s SIGKILLs the memory drain mid-flight and silently re-introduces the loss shutdown_flush is fixing (flagged on the prior revision). - gateway pod: terminationGracePeriodSeconds (default 45, configurable). - gateway container: preStop sleep (default 5, 0 disables) so the Service/ingress deregisters the pod before SIGTERM begins the drain. - values.yaml + README: both configurable; README documents that the grace period must track memory.shutdown_flush_timeout_seconds. * docs(memory): document shutdown_flush_timeout_seconds + lifespan drain Add the host-shared field to the memory config list and Config Schema summary in backend/AGENTS.md, noting the lifespan drain and the K8s grace-period relationship. * fix(chart): bump embedded config_version to 26 The chart's embedded `config:` block (values.yaml + README example) still had config_version: 25 after commit f3ca8e9f raised config.example.yaml to 26, failing the validate-chart config_version drift check. Bump both to 26. |

New deerflow/authz/ package (sibling to deerflow/guardrails/): - AuthorizationProvider Protocol: authorize() + aauthorize() + filter_resources() - Principal/AuthzRequest/AuthzDecision/AuthzReason dataclasses - GuardrailAuthorizationAdapter: bridges AuthorizationProvider → GuardrailProvider so existing GuardrailMiddleware can enforce authz decisions without a new middleware New authorization config section (default enabled: false): - AuthorizationConfig wired into AppConfig alongside guardrails - Singleton load/reset mirrors GuardrailsConfig pattern - config.example.yaml documents the RBAC provider schema 29 tests covering protocol conformance, dataclass construction, adapter request/decision mapping, and config singleton behavior. Per RFC #4063 Phase 0 (foundations). Layer 1/2 wiring and Principal builder in services.py deferred to Phase 1. |

ci(helm): publish chart to charts/ namespace prefix on GHCR (#4175)
* ci(helm): publish chart to charts/ namespace prefix on GHCR
Push the Helm chart to ghcr.io/<owner>/charts/deer-flow (via a `charts/`
prefix on the `helm push` target) instead of the bare `deer-flow`
package. This namespaces the chart apart from the image packages
(deer-flow-{backend,frontend,provisioner}) without renaming the chart:
Chart.yaml `name` stays `deer-flow`, so dir = chart name = in-cluster
resource/selector names, and no `nameOverride` hack is needed.
The chart is new in 2.1.0 (chart infra landed in #3987, after v2.0.0),
so 2.1.0 is the first chart release. Early nightly builds remain at the
legacy non-prefixed ghcr.io/<owner>/deer-flow.
Also refresh chart release docs:
- Replace the removed scripts/build-and-push.sh in the chart README with
raw `docker build`/`push` commands (contexts/args match container.yaml).
- Point NOTES.txt's empty-registry warning at the README section instead
of the removed script.
- Retarget RELEASING.md version examples from 2.2.0 to 2.1.0.
- Bump the chart README's helm prerequisite to 3+.
* docs(helm): require helm 3.8+ and note legacy chart package cleanup
Address PR #4175 review:
- bump documented minimum to helm 3.8 (OCI registry support stabilized
there; earlier 3.x needs HELM_EXPERIMENTAL_OCI=1)
- add a post-release note to delete/revoke the legacy bare
ghcr.io/<owner>/deer-flow chart package after 2.1.0

perf(boxlite): add benchmark-driven warm-pool reclaim tuning (#4001)
* bench: add provider-agnostic sandbox benchmark with BoxLite warm pool results - scripts/bench_sandbox_provider.py: CLI for measuring acquire/run/release across providers, scenarios, workloads, and concurrency levels - scripts/summarize_bench.py: JSONL aggregation with p50/p95/p99 tables - bench_results.jsonl: 110 turns across 7 scenarios on real BoxLite 0.9.7 Key findings: cold acquire: ~860ms warm reclaim: ~14ms (60x speedup) release: ~0ms warm_hit_rate: 95% (warm_same_thread) * perf(boxlite): skip health check for recently-released warm pool boxes Boxes released within health_check_skip_seconds (default 5.0s) are promoted directly without the ~14ms echo-ok round-trip. A VM alive seconds ago is overwhelmingly likely to still be alive. Add sandbox.health_check_skip_seconds config option. Set to 0 to always health-check (old behaviour). Benchmark (warm_same_thread, noop, 20 iters): acquire p50: 14.9ms → 0.0ms total p50: 29.9ms → 14.0ms * chore: move benchmark scripts into backend/scripts/benchmark/ * fix: address BoxLite benchmark review findings * fix(boxlite): only skip warm reclaim checks for released boxes * fix(benchmark): keep BoxLite shim workaround off the event loop * fix(boxlite): invalidate dead boxes from command path * test(boxlite): cover skip window and invalidation edge cases * fix(boxlite): treat sandbox-has-been-closed as terminal in _exec * fix(boxlite): harden warm-pool reclaim and benchmark accounting * fix(boxlite): validate warm-pool reclaims by default * fix(config): expose boxlite health-check skip setting * fix(boxlite): tighten failure classification and benchmark workaround * Update config_version to 21 in values.yaml --------- Co-authored-by: Willem Jiang <willem.jiang@gmail.com> |

feat(deploy): first-class Helm chart for Kubernetes deployment (#3987)
* feat(helm): add production-ready Helm chart for Kubernetes deployment Adds deploy/helm/deer-flow, a native-Kubernetes translation of the production docker-compose stack, plus CI to publish its images and chart. * ci(release): gate releases on version-source consistency Add a reusable verify-versions workflow invoked by both chart.yaml and container.yaml on v* tags. It runs scripts/verify_versions.sh against the tag and fails the release — skipping all image and chart publishing — when Chart.yaml (version + appVersion), backend/pyproject.toml, or frontend/package.json don't all match the tag. Add scripts/verify_versions.sh (the check, also runnable locally) and scripts/bump_version.sh (bumps all four sources in lockstep, then self-verifies). Document the release flow in RELEASING.md and link it from AGENTS.md. * fix(deploy): address Helm chart review feedback (#3987) Three review items from willem-bd: 1. nginx IPv6 listen strip never matched. The sed pattern required a `;` immediately after `2026`, but the rendered config emits `listen [::]:2026 default_server;` (space + `default_server` before the `;`), so the line was never deleted and nginx crash-looped on pods without IPv6 (`socket() :::2026 failed (97: Address family not supported)`). Drop the trailing `;` from the pattern so it matches. Same latent bug fixed in docker-compose-dev.yaml. 2. Passwords were spliced into DSNs verbatim, so a password containing URL-special chars (@ : / # ? % [ ] space) produced a malformed DSN and a confusing parse error. Add a `deer-flow.urlEscape` helper (replace-based: Sprig lacks urlqueryescape, and regexReplaceAllLiteral treats the replacement as a regex template so `[`/`]`/`?` break it) and apply it to the password in the postgres and redis DSNs. The raw `postgres-password` / `redis-password` keys stay unencoded - they back POSTGRES_PASSWORD / REDIS_PASSWORD, not a URL segment. 3. NODE_HOST defaulted to "gateway", which can never route: the gateway Service is ClusterIP:8001 and knows nothing of a sandbox NodePort, so a user who skips the caveat gets unreachable sandboxes with no error at install time. Default NODE_HOST to the provisioner pod's node IP via the downward API (status.hostIP) - a NodePort is exposed on every node, so <node-IP>:<NodePort> routes from the gateway on most clusters. `provisioner.nodeHost` remains an override for CNIs/policies that block pod->node-IP traffic. Updated NOTES.txt, values.yaml, and the chart README. (#3929 remains the long-term fix - ClusterIP + cluster-DNS URL removes NODE_HOST and the NodePort exposure entirely.) Validated with helm lint, helm template (incl. a special-char password rendering the encoded DSNs), and a sed pattern-match check. * fix(deploy): address round-2 Helm chart review feedback (#3987) Three "Medium" items from willem-bd: 1. No helm lint / helm template gate before publish. A template regression ships as an immutable OCI artifact (GHCR won't overwrite --version), so gate packaging on `helm lint` + `helm template --include-crds` in chart.yaml before `helm package`. (ct lint / helm-unittest deferred.) 2. Action pinning inconsistent + PR body overstates it. SHA-pin actions/checkout (v6.0.3, df4cb1c0) and actions/attest-build-provenance (v2.4.0, e8998f94) across the publishing workflows (chart.yaml, container.yaml, verify-versions.yml), matching the existing docker/* SHA-pin pattern. Resolves the checkout @v4/@v6 mismatch and makes the "SHA-pinned actions" claim accurate. Other pre-existing workflows left untouched (out of scope for this PR). 3. Provisioner RBAC broader than needed. Dropped the unused update/patch verbs and the pods/exec + events rules from the provisioner Role - audited against docker/provisioner/app.py, which only calls get/create/delete on pods and get/list/create/delete on services. Fixed NOTES.txt to accurately describe the grant instead of understating it as "create Pods and Services". The remaining scope concern - verbs apply to all Pods in the namespace, not just sandbox Pods - is still deferred (RBAC can't scope by label; needs a dedicated namespace or admission control), now noted in NOTES.txt and README. Validated with helm lint + helm template (narrowed Role renders with exactly get/list/watch/create/delete). * feat(helm): enable sandbox+web tools out of the box The chart's default config loaded zero agent tools (config.tools empty -> "Total tools loaded: 0"), so a fresh install gave an agent that could do nothing useful. Add tool_groups + tools to the default config block: - web: web_search (ddg), web_fetch (jina), image_search - no API key - file:read: ls, read_file, glob, grep - file:write: write_file, str_replace - bash The file/bash tools run inside the AIO sandbox the chart already configures; the web tools need outbound internet from the gateway pod (swap backends or drop entries for air-gapped clusters - see config.example.yaml). Also bump config_version 15 -> 19 to match config.example.yaml (the chart had drifted behind). NOTES.txt and the README example updated to match. * ci(helm): add chart validation + config_version drift check on PR Extend the chart workflow with a PR-triggered validate-chart job that runs helm lint, helm template --include-crds, and a config_version drift check: it parses config_version from both config.example.yaml and the chart's values.yaml and fails the build (with a ::error:: naming the files to bump) if the chart is behind the example. This catches the kind of drift this PR is fixing - the chart sat at v15 while the example moved to v19 - before it can merge again. verify-versions and publish-chart stay tag-only; publish-chart now needs: [verify-versions, validate-chart]. validate-chart runs on both PRs and tag pushes: the tag arm is required because a job that `needs` a skipped job is itself skipped under the default success() check, so validate-chart must actually run on tag pushes or publish-chart would never fire. * Bump config version to 20 |
